Most teams collapse a problem into its most visible layer because nothing on the page forces them to look lower. The Causal Layered Analysis Template is the paper scaffold that fixes this: a worksheet with one dedicated row per layer — focal issue at the top, then litany, then system, then worldview — and an intervention column running alongside. Its defining move is structural, not interpretive: it does not do the depth work, it makes the absence of depth work visible. An empty worldview cell is a glaring blank a team has to either fill or consciously decline. Where a free-form discussion lets the deepest layers quietly go unaddressed, the template's grid holds a slot open for each one and asks, layer by layer, "what belongs here, and what would you do about it?"

Example

A city transportation department is stuck on a congested arterial corridor. Every prior review has produced the same recommendation — add a lane — and congestion has always returned. Someone brings a Causal Layered Analysis Template to the next session. The focal-issue cell names it precisely: recurring peak congestion on the corridor over a ten-year horizon. The litany row fills fast: 40-minute peak delays, a rising crash count, angry constituent emails. The system row takes longer and surfaces real structure — zoning that separates housing from jobs, a capital budget that has historically funded widening over transit, single-occupancy commuting incentives baked into parking policy. Then the worldview row sits awkwardly empty until someone writes the assumption nobody had said aloud: "more cars means we need more road."

That single filled cell changes the meeting. With the assumption on the page as one option rather than a fact, the intervention column can hold entries it never could before — congestion pricing next to the worldview row, mixed-use rezoning next to the system row — alongside the familiar lane widening next to the litany. The template did not decide anything, but by refusing to let the lower rows stay blank, it turned a one-option debate into a menu spanning four layers.

How it works

The template is a fixed grid, and its power is in what the grid refuses to let you skip:

  • One row per layer, non-optional. Focal issue, litany, system, worldview — each is a labeled row with room to write. A blank row is treated as an unanswered question, not a finished one.
  • A parallel intervention column. Every layer row has an adjacent cell for "what could we do at this layer," so depth is never recorded without a candidate action attached.
  • Read down, then back up. The discipline is to descend through the rows during analysis, then re-ascend the intervention column, checking that a deeper insight actually reaches a surface action.
  • Prompts, not answers. Each cell carries a guiding question ("what structure regenerates this?") rather than pre-filled content, so the worksheet scaffolds thinking without dictating it.

Tuning parameters

  • Row granularity — the classic four layers, or a finer split (separating discourse from worldview, say). More rows expose more constraints but raise the effort and the blank-cell anxiety.
  • Cell evidence standard — whether each cell demands a citation, a metric, or just a claim. Tightening it upward guards against hand-waving but slows the fill.
  • Single vs. multi-column — one shared worksheet, or a column per stakeholder group so competing readings sit side by side. Multi-column surfaces disagreement but crowds the page.
  • Prompt richness — bare labels versus worked guiding questions in each cell. Richer prompts help novices but can steer answers toward the template author's expectations.
  • Depth cutoff — how deep the sheet's lowest row goes; a template can stop at worldview or extend to a myth row.

When it helps, and when it misleads

Its strength is that it makes surface-only bias impossible to hide: a filled litany row above three empty ones is a visible indictment. It gives a mixed group a shared, low-friction structure and a common vocabulary, and it captures a reframing so it can be handed to a workshop or an intervention matrix rather than evaporating when the meeting ends. The template is the workhorse instantiation of the classic four-layer Causal Layered Analysis method.[n1]

Its classic failure is the layer-label ritual: a team dutifully fills all four boxes, admires the completed grid, and then proceeds with exactly the strategy it already favored. A filled template feels like insight but is only a record; the reframing has not happened until a deeper cell changes an action. The related misuse is treating the worksheet as the deliverable — circulating the completed grid as if analysis were done. The guarding discipline is to require that at least one selected intervention trace to a non-litany row, and to treat any grid whose only live actions sit in the top row as diagnostically incomplete.

How it implements the components

  • focal_issue_boundary — the top cell fixes the issue, decision, and horizon the whole sheet reframes, keeping the exercise from drifting into free-floating cultural talk.
  • surface_litany — the litany row captures the visible events, metrics, and complaints that make the issue salient.
  • systemic_cause — the system row records the structures and arrangements that regenerate the pattern.
  • discourse_worldview_frame — the worldview row records the legitimating assumptions that make those structures seem natural.
  • layer_specific_intervention — the intervention column pairs each layer with candidate actions so depth never sits action-free.

It does not implement myth_metaphor_layer or historical_origin_trace — the deep-metaphor drilling and origin work belong to the Myth / Metaphor Mapping Canvas, its template twin; this worksheet arrays all four layers side by side rather than exhausting one.
