A Counter-Narrative Red Team is an adversarial review that attacks a drafted persuasive story the way its sharpest critic would: by telling the rival stories the same facts could support, and by asking whether one vivid, sympathetic case is being quietly generalized into a claim about a whole population. Its defining question is "does this persuasion survive a fair fight?" — not whether the story is honest or kind, but whether it holds up against the strongest competing frame and whether its emotional pull outruns what the evidence actually warrants. It stress-tests the story's epistemic fairness; it does not police the story's legitimacy.

Example

A criminal-justice reform coalition has a powerful story: a man who served eleven years, was exonerated by DNA evidence, rebuilds his life, and now mentors kids. The draft is moving and true. The red team's job is to try to break it. They assemble the competing narratives a determined opponent would tell with the same case: "this is the system working — the appeals process freed an innocent man"; "exonerations are rare, so this proves little about the median case"; "the mentoring arc implies a redemption that most releasees can't access." They bring in people from affected communities to read the story cold, and one flags that the triumphant ending may leave audiences believing wrongful conviction is usually caught — the opposite of the point.

The red team also names the generalization the story invites but doesn't earn: one exoneration is being felt as evidence about thousands of cases it doesn't represent. None of this means the story is dishonest; it means the coalition now knows which frame will be used against it and where a single vivid case is doing more inferential work than it can bear — so they add a line grounding the case in the base rate before release.

How it works

The review runs as a structured adversarial pass over a near-final draft:

  • Build the comparison set. Enumerate the alternative framings and counter-narratives a credible opponent — not a strawman — would construct from the same material, and run the story against each.
  • Recruit affected-group readers. Have people from the populations depicted or implicated read the story and report how they interpret it, especially where it might misrepresent or flatten them.
  • Flag the generalization gap. Identify where a single moving case is being taken as evidence about a population, and mark what the story would need — a base rate, a caveat, a second case — to earn the inference.
  • Report, don't rewrite. Hand back the strongest surviving objections and the misreadings; the fix belongs to the authors.

Tuning parameters

  • Adversary strength — token opposition or a genuine steelman. Weak adversaries produce theater; a real steelman is the only version worth running.
  • Frame breadth — how many rival narratives to construct. More frames surface more risk but dilute focus on the one most likely to be used.
  • Who is in the room — friendly insiders or affected outsiders and actual critics. Outsiders catch misreadings insiders are blind to; insiders are cheaper and softer.
  • Generalization scrutiny — how hard to press the single-case-to-population inference. Harder scrutiny protects credibility but can drain a story of the vividness that makes it work.

When it helps, and when it misleads

Its strength is surfacing, before release, the counter-frame an opponent will deploy and the exact spot where a sympathetic case will mislead about the base rate — the identifiable victim dynamic where one vivid person moves an audience more than the statistics the person is meant to represent[1]. It turns "our story is compelling" into "our story is compelling and survives the obvious attacks."

Its failure mode is a red team that only imagines weak opponents — a self-flattering exercise that certifies the story as bulletproof against enemies who don't exist. The opposite misuse is using the exercise for false balance, treating every fringe counter-frame as equally weighty and neutering a story that is, in fact, well-supported; or worse, running it to pre-empt and defuse legitimate criticism rather than to answer it. The guarding discipline is to recruit real critics and affected-group readers rather than proxies, and to weight each surviving counter-narrative by how likely and how strong it actually is, not by how easy it is to dismiss.

It does not check the story against ethical limits: ethical_use_boundary and emotional_intensity_boundary belong to narrative_ethics_review — its review twin. The red team asks whether the story is epistemically fair against rival frames; the ethics review asks whether it is normatively legitimate — truthful, non-coercive, agency-preserving.
