Most calibration mechanisms gather evidence about a consensus claim. False-Consensus Premortem does something earlier and cheaper: before any evidence is collected, it stipulates the failure and reasons backward. The facilitator declares, as a given, "It is a year from now and we were badly wrong — the agreement we were sure of did not exist" and asks the team to explain how that happened. Its defining move is that it works on the team's own reasoning, not on the population: it surfaces the projection risk from the inside, forcing members to name where their sense of "everyone thinks this" actually came from — their own preferences, their peer group, the three enthusiastic customers they keep quoting. It produces no distribution and no sample; it produces a list of the specific ways this particular group is most likely to be projecting, plus the self-anchors that would explain the imagined agreement. It is a foresight exercise whose entire output is a set of hypotheses about our own blind spots, ready to point the evidence-gathering that follows.

Example

A consumer-app team is a week from committing to a major redesign, confident that "users have been asking for this for years." A product lead runs a thirty-minute premortem. The framing is blunt: assume we shipped it, and adoption cratered — the demand we were sure of was a mirage. Why?

The team writes silently, then reads out. The answers are uncomfortable and specific: the "users asking for years" were the power users in the beta forum — a tiny, unrepresentative slice who love complexity. The team itself skews toward those same power users, so the redesign is really their preference wearing a crowd's clothing. Nobody had talked to the median user, who opens the app twice a month and would be disoriented by the change. The premortem doesn't prove the redesign is wrong — it converts a confident "everyone wants this" into a ranked list of projection risks, with the beta forum flagged as the prime suspect anchor. That list becomes the brief for a real survey before a dollar is spent building.

How it works

  • Stipulate the failure. Rather than asking will the consensus hold?, the exercise asserts it did not, which licenses people to voice doubts they would suppress while defending a live plan — the same unlocking that gives a classic premortem[n1] its power.
  • Trace back to the anchor. For each proposed cause, the team names the local source that would have produced the false belief: whose view, which peer group, which channel of vocal respondents.
  • Score the projection risk. Each pathway is rated for how likely and how damaging it is, yielding a ranked map of where this group is most exposed to mistaking itself for the world.
  • Hand off targets, not verdicts. The output is a set of testable projection hypotheses that direct downstream evidence-gathering; the premortem deliberately does not itself gather that evidence.

Tuning parameters

  • Failure vividness — how concretely the imagined collapse is described. A sharper scenario unlocks more candor but can bias the team toward one failure story and crowd out others.
  • Anonymity of contributions — silent written input versus open discussion. Anonymity surfaces the risks juniors won't say aloud; open discussion builds shared conviction faster.
  • Anchor-naming depth — stopping at "we were biased" versus naming the exact people and channels. Deeper naming is far more actionable but raises defensiveness.
  • Timing in the decision — run early (shapes what evidence to gather) or late (a final gut-check gate). Early yields more leverage; late catches drift the plan accumulated.

When it helps, and when it misleads

Its strength is speed and reach: in half an hour, with no data collection, it exposes the projection risks specific to this team and turns a diffuse worry into a prioritized list of anchors worth testing. Because it operates on the group's own reasoning, it also reaches the failure that pure sampling can miss — a homogeneous team that is systematically unlike the population it is projecting onto.

Its failure mode is that a premortem generates hypotheses, never facts. It can produce a confident, articulate list of projection risks that is itself a projection — the team's guesses about its own blind spots, which may name the wrong anchor and miss the real one. Worse, it can create false comfort: a team that has "done the premortem" may feel calibrated and skip the actual evidence, mistaking imagined self-critique for measurement. The guarding discipline is to treat every output as a target for real evidence, never as a clearance — the premortem's job is to aim the survey, not to replace it.

How it implements the components
