Strategic simulation method — instantiates First-Mover Advantage Capture

Role-plays how fast-followers, incumbents, and leapfroggers would respond to the early move, so the first-mover edge is designed to survive their best reply rather than assumed durable.

Being first is only an advantage if it stays one after rivals react — and the reaction is exactly the part optimistic plans omit. Follower Wargame is the structured role-play that simulates how each kind of rival — a fast-follower who copies, an incumbent who leverages scale, a leapfrogger who skips your generation — would respond to the early move, and tests whether the edge holds against their best reply. Its defining move is adversarial perspective-taking before commitment: it turns "we'll be first" into "we'll be first and still ahead after they answer." Alone among the siblings, it models the other side of the board rather than making a move on your own.

Example

A fintech startup is about to launch a consumer product that undercuts overdraft fees. Before committing the marketing spend, it runs a two-day wargame. One team plays the incumbent banks (they can match on price but cannibalize a fee stream they depend on — will they?); one plays a well-funded neobank fast-follower (it can copy the feature in a quarter and outspend on acquisition); one plays a Big Tech entrant (it could bundle the feature into an existing wallet and reach millions overnight).

The neobank team wins its round decisively — copying the feature and outspending — which surfaces the uncomfortable truth: the launch has no durable edge as designed. That finding, arriving while the plan is still on paper, reshapes it: the team adds a data-based switching cost and moves to lock an exclusive distribution partner before launch, so the fast-follower's copy arrives to a market that is already harder to take. The wargame didn't create the advantage; it exposed the absence of one in time to build it.

How it works

The move is disciplined play as the adversary, not internal optimism dressed as analysis:

  • Cast the rivals. Assign teams to each response archetype — incumbent, fast-follower, leapfrogger, adjacent entrant — and endow them realistically with resources, speed, and incentives (including the incentive not to respond).
  • Let them attack. Have each team find the response that best neutralizes your edge, then play forward through counter-moves until the durable residue — if any — is clear.
  • Harvest and benchmark. Extract the responses that erode the advantage, and compute the fast-follower benchmark: what a rival who simply waits and copies ends up with, which is the bar your first-mover edge must clear.

Tuning parameters

  • Rival archetypes modeled — which responders you simulate. More coverage costs more and still risks missing the one that matters.
  • Red-team independence — insiders (cheap, domain-fluent, but share your blind spots) versus outsiders (fresh attacks, less context).
  • Capability realism — how generously you endow rivals with resources, speed, and willingness to cannibalize. Underpowering them manufactures false comfort.
  • Response depth — how many move/counter-move rounds you play. Deeper trees surface leapfrogs and second-order effects but cost time.
  • Decision coupling — whether the wargame merely informs or has authority to veto and reshape the move. The tighter the coupling, the more the analysis actually bites.

When it helps, and when it misleads

Its strength is converting an assumed first-mover advantage into a tested one, surfacing the responses that would neutralize the edge while there is still time to redesign — add lock-in, preempt a channel, stage the bet. It is precisely where the folklore of first-mover advantage gets checked[1] against the well-documented reality that many pioneers are overtaken by fast-followers.

Its failure modes trace to the room: a wargame is only as good as the imagination and honesty in it. It can be staffed to lose — a red team quietly told the answer — to rationalize a decision already made; it can anchor on the wrong rival; or it can produce elaborate analysis nobody acts on. The classic misuse is running it after commitment to generate confidence rather than before to test the plan. The discipline is to pre-register what result would change the decision, and to give the red team real authority and a real incentive to win.

How it implements the components

Follower Wargame fills the rival-analysis side of the archetype:

  • follower_response_model — it builds and pressure-tests the model of how each rival archetype responds, replacing an assumption about reactions with a simulated one.
  • fast_follower_benchmark — it computes what a wait-and-copy follower would achieve, the benchmark your early edge has to beat to be worth its pioneering cost.

It does not build the moats it tests (defensibility_design → Category Claim Launch and the IP/lock-in siblings), the preemption it recommends (preemption_targetExclusive Channel Agreement), or the reversibility it argues for (exit_or_pivot_triggerExit Option Contract). It informs those choices; it does not execute them.
