Last-Mile Use-Case Probe¶
A field-testing method — instantiates Disruptive Trajectory Positioning
Field-tests whether the entrant actually wins the job for an ignored user — on access, cost, or convenience — rather than on the incumbent's headline spec.
It is easy to argue that an entrant serves an overlooked user; it is another thing to watch it happen. The Last-Mile Use-Case Probe puts the entrant in the hands of a real ignored or overserved user and checks whether it wins the job there — measured on the dimension that user actually cares about (getting access at all, cost, convenience, usability, distribution) rather than on the incumbent's traditional headline performance. Its defining stance is that it is willing to lose on the old axis: the probe expects the entrant to be worse by the incumbent's spec and asks only whether it is nonetheless chosen, and why. It validates two things at once — that the ignored segment is real, and that the new axis of value is real — by field evidence rather than by slide.
Example¶
A startup makes a low-cost, battery-powered handheld blood analyzer. On the incumbent's axis — throughput, breadth of assays, lab-grade precision — it loses badly to a benchtop analyzer in a hospital lab. The Last-Mile Use-Case Probe ignores that comparison and instead puts the device in a rural clinic with no lab, unreliable power, and a three-day round trip to send samples to the nearest district facility. The question isn't "is it as good as the lab analyzer?" but "does the clinician here reach for it — and does it change what they can do?"
The probe finds that, for a handful of common tests, a result in fifteen minutes on-site beats a more precise result that arrives three days later, after the patient has left. The clinic adopts it not despite its inferiority on the old axis but because of a new one — time-to-result at the point of care — that the incumbent never optimized for. That is the whole signal: a validated ignored segment (clinics with no lab access) and a validated new performance axis (on-site immediacy), grounded in an actual use rather than a projection.
How it works¶
- Recruit the genuinely ignored user. Test with people the incumbent underserves or overshoots, in their real conditions — not a convenient proxy who already resembles a mainstream customer.
- Define the job on the user's axis. Fix in advance what "winning" means to them (access, cost, time, usability), explicitly separate from the incumbent's headline spec.
- Let it lose on the old axis. Design the probe to expect and tolerate inferiority on traditional performance, so the finding isn't drowned out by it.
- Read whether it is chosen, and why. Observe actual selection and the reason behind it, confirming or refuting both the segment and the new axis of value.
Tuning parameters¶
- Segment authenticity — how truly ignored or overserved the tested users are. Drift toward accessible, mainstream-ish users and the probe manufactures a false win that won't generalize to the real foothold.
- Job-definition tightness — how sharply the user's winning criterion is fixed beforehand. Loose definitions let the team read success into ambiguous behavior.
- Setting naturalism — clean demo versus messy real conditions (bad power, no training, real distribution). More naturalism is more honest and more expensive.
- Old-axis tolerance — how much traditional-spec inferiority the probe accepts before disqualifying the entrant; set too low and it rejects legitimately disruptive candidates for being "worse."
When it helps, and when it misleads¶
Its strength is grounding the disruption thesis in a real job done for a real neglected user — the empirical foothold check the whole trajectory stands on. By deliberately testing on the user's axis and tolerating loss on the incumbent's, it catches value the incumbent's own metrics are structurally blind to. It is fundamentally a test of the job the user "hires" the product to do, not of the product's spec sheet.[n1]
It misleads when the tested users aren't actually the ignored segment — a friendly early adopter who resembles a mainstream buyer produces a flattering win that evaporates at the real foothold. It also misleads when a single enthusiastic site is over-read as proof of a whole segment, or when the new axis is defined so loosely that any behavior counts as a win. And it says nothing about trajectory: winning one job today is necessary but not sufficient — the entrant must also improve. The discipline is to probe genuinely marginal users in genuinely realistic conditions, pre-commit the winning criterion, and treat the probe as validating the foothold, not forecasting the crossing.
How it implements the components¶
overserved_or_ignored_segment— field-validates that the segment is real by putting the entrant in front of genuinely underserved users in their own conditions and watching whether it is chosen (the desk research that first sizes the segment is the Overserved Segment Research Sprint's).new_performance_axis— surfaces and tests, in situ, the alternative dimension of value the entrant wins on (the fuller value proposition around that axis is mapped by the New-Axis Value Canvas).
The probe field-tests the foothold; it does not track the entrant's improvement over time (Entrant Value-Curve Dashboard), stand up the protected pilot environment (Protected Venture Sandbox / Low-End Foothold Pilot), or draw the value-curve picture (Disruption Trajectory Map).
