Low-intensity correction method — instantiates Peer Sanctioning Governance
A quiet, private word that names a slipping norm and corrects it early — before the group escalates a small breach into public sanction.
Most norm drift is not defiance; it is inattention, and it is cheapest to fix before anyone else has to get involved. Norm Reminder and Private Warning is the lowest rung of peer sanctioning: one member, privately and without an audience, names the norm and signals that it is slipping — "hey, we always tag the shared samples; yours weren't." Its defining feature is discretion — the correction happens off to the side, leaves no record, and gives the other person room to adjust without losing face. It is the mechanism that lets a group hold a line without turning every lapse into a case, and its whole value is spent the moment it goes public or punitive; at that point it has failed, and a heavier sibling takes over.
Example¶
At a climbing gym, the regulars self-police a handful of safety norms staff can't watch every minute — closing carabiner gates, checking a partner's knot, not walking under someone on the wall. A newer member has taken to belaying with too much slack, feeding rope while glancing at his phone. Nobody has been hurt, and no rule is posted with his name on it — but the regulars can see the drift, and a fall onto slack rope is exactly the kind of thing that only gets noticed once.
Rather than call it out across the gym or report him to the desk, one of the veterans catches him at the water fountain between climbs: "Quick thing — when you were belaying just now you were letting a lot of slack out while you were on your phone. On a real fall that's a ground-fall. We all just keep the phone away and stay tight." Thirty seconds, no audience, framed as what we all do rather than what you did wrong. Nine times out of ten that ends it — the member adjusts, no standing is lost on either side, nothing escalates. The tenth time, when the reminder doesn't land, the group now has a clean conscience about moving to something firmer.
How it works¶
The mechanism is defined less by what is said than by the constraints it holds itself to:
- Private by construction. It happens one-to-one, out of earshot. Publicness is not a stronger version of this tool; it is a different tool, and reaching for it converts a reminder into a sanction.
- Names the norm, not the character. It points at a specific behavior against a shared standard ("we tag samples") rather than at a trait ("you're careless") — which is what lets the other person comply without defending their identity.
- Assumes good faith on the first pass. It treats the breach as drift to be corrected, not a violation to be judged, and offers the norm as a reminder of a shared "we" rather than an accusation.
- Leaves no trace, by design. Nothing is recorded. That is what makes it cheap to use and safe to receive — and also its built-in limit: a private warning cannot, by itself, reveal a pattern of warnings across the group.
Tuning parameters¶
- Directness — from a soft hint to an explicit "this needs to stop." Softer preserves the relationship and face; firmer lowers the chance the message is missed, at some cost to comfort.
- Who delivers it — the aggrieved peer directly, or any bystanding member. Self-delivery is immediate but can read as personal; a neutral peer depersonalizes it but adds a step. (When neither can carry it credibly, the job passes to a Trusted Intermediary Warning.)
- Framing — appeal to the shared norm, to the concrete consequence, or to the relationship. Which lands depends on what the drifter actually cares about.
- Threshold to use — how much drift is tolerated before someone says something. Too eager and the group feels policed over trivia; too patient and small breaches harden into habits others copy.
- Follow-through if ignored — whether a second private word precedes any escalation, and how long to wait. This sets the seam between this mechanism and the graduated ladder above it.
When it helps, and when it misleads¶
Its strength is proportionality at the bottom of the scale: it resolves the large majority of breaches that are really just inattention, at almost no cost and without spending anyone's standing. By preserving the drifter's face — the social value they claim in the interaction[1] — it makes compliance the easy, dignified option, which public shaming often forecloses by putting the person on the defensive.
It misleads when it is used as a substitute for the mechanisms above it rather than a filter before them. Kept private forever, repeated warnings hide a pattern: three members may each quietly warn the same person, none aware of the others, so a serial offender reads to each as a first-timer. It can be run backwards — a "friendly reminder" deployed to mark territory or enforce a clique's unwritten preferences under cover of informality. And a warning that should have been a real sanction, softened into a quiet word to dodge conflict, simply lets a harmful breach continue. The discipline is to treat the private warning as a bounded first move: give it once or twice in good faith, and when it doesn't land, let the drift become visible to the mechanisms built to record and escalate — rather than warning quietly and endlessly.

This mechanism realizes the front-end, low-intensity slice of the archetype — the part that operates before the machinery of records and sanctions engages:

The mechanism's greatest strength — leaving no trace — is also its one structural blind spot. Because private warnings are invisible to each other, a group that relies on them alone cannot tell a genuine first-timer from a serial drifter who has simply been warned by everyone once. That is why this is a filter, not a system: it needs a Reputation Record or Standing Ledger alongside it to catch the patterns it is designed not to see.
