A Point-of-Use Kit or Layout is a fixed arrangement in space that puts exactly the items a task needs — and only those — in the same place and order every time, so the worker reaches by trained habit rather than by searching or deciding. Its distinctive claim is spatial: it standardizes where things are and which things are present, not the sequence of informational steps and not the wording on a form. The right tool is at the right hand; the wrong or irrelevant one is simply not there to grab. Because the arrangement is fixed, a missing or misplaced item becomes visible at a glance, which turns the layout itself into a lightweight error signal.
Example¶
A busy restaurant's sauté station loses seconds every ticket while cooks hunt for the right squeeze bottle among a crowd of look-alikes, and under a Saturday rush the wrong bottle occasionally goes onto a plate. The variation is entirely accidental — bottles drift to wherever the last cook set them down, and off-menu jars pile up on the rail.
The fix is a standardized mise en place. The station gets a fixed left-to-right arrangement that mirrors the order dishes are fired, each bottle in a labeled home, and only the current menu's components are staged — the extraneous jars are pulled so the reach is unambiguous. A shadow-outlined board behind the tools makes a missing whisk obvious the moment someone glances over. When a weekend special needs an extra component, it goes into a defined additional slot with a labeled home rather than crowding the standard rail — a bounded exception, not a free-for-all. Wrong-grabs drop and tickets move faster, because the cook no longer chooses among clutter; the layout has already narrowed the reach to the right thing.
How it works¶
- Fix the item set and its homes. Decide the exact items the task needs and give each one a permanent location and order in the arrangement.
- Strip what is not needed. Remove everything outside the current task set so the presented options are only the task-relevant few.
- Make gaps self-evident. Use shadow outlines, labeled positions, or empty-slot cues so a missing or misplaced item is visible without a checklist.
- Bound the local additions. Give legitimate special-case items a defined extra slot rather than letting them accrete uncontrolled onto the standard layout.
Tuning parameters¶
- Item-set breadth — stage only today's components or the full range. Narrower staging makes the reach cleaner but needs re-setting whenever the task changes.
- Fixation rigidity — a labeled home versus a strict shadow board that flags any deviation. More rigidity catches drift faster but is more work to maintain and less forgiving of legitimate rearrangement.
- Replenishment trigger — how a depleted or missing item is signaled and refilled. Tighter triggers keep the layout complete but add restocking overhead.
- Adaptation envelope — how much local variation the extra slots permit. Wider envelopes fit more special cases but blur the standard if unbounded.
When it helps, and when it misleads¶
Its strength is that it removes searching and wrong-selection before the worker acts, for the case where the same small set of items is grabbed repeatedly under time pressure. This is the logic of 5S and visual workplace management: a place for everything, and the absence of a thing made obvious.[n1]
Its failure mode is the exception shadow system — when the standardized layout cannot flex for a legitimately different job, workers improvise a parallel stash off to the side, and the uncontrolled variation the layout was meant to remove reappears next to it. The classic misuse is freezing a layout for the sake of tidiness after the actual task set has changed, so the fixed homes no longer match the work. The guarding discipline is to reset the arrangement when the task set genuinely changes and to audit periodically for off-layout stashes, treating them as signals that the standard needs a real exception slot.
