A Standard Work Instruction is the authoritative, human-readable document that states the approved steps, their sequence, who does what, and the conditions for one repeatable task — in the fewest words a worker needs to do it right at the point of work. Its distinctive character is that it is a read-and-follow reference: it defines the canonical sequence rather than executing it, and it is meant to be understood by a person rather than acted through as a bundle or laid out as a tray. Where an executable bundle pre-fills the action and a kit fixes the tools in space, the work instruction supplies the shared account of how the task is correctly done — the version everyone can point to instead of each doing it their own way.
Example¶
An airline's ground crews clean and reset aircraft cabins between flights, and different crews at different stations do it in different orders. Some start at the galley, some at the seats; occasionally the seat-pocket safety-card check is skipped when a crew is rushing a tight turnaround, and new hires are trained by whoever happens to be on shift, so the method drifts by teacher.
The station writes a one-page Standard Work Instruction. It lists the cleaning steps in the approved order, names which crew member owns each zone, includes a photo of a correctly reset row, and states the go/no-go condition explicitly: doors do not close until every safety card is confirmed present. The document is written at the reading level and language mix of the actual crews, laminated for the cart, and version-controlled so there is one current sheet, not a drawer of old ones. It doubles as the training aid — a new hire is checked out against the same sheet the veterans follow. Turnarounds become consistent across crews and the missed-card near-misses fall, because the correct method is now written down where it is done rather than living in each person's habit.
How it works¶
- Capture the current best sequence. Observe how the task is actually done well and record that sequence, not an idealized or theoretical one.
- Strip to essentials and conditions. Reduce to the steps that matter plus the decision points and go/no-go conditions, so the document is short enough to be read at the bench.
- Assign roles and write for the reader. Name who does each step and pitch the wording, visuals, and language to the people who will actually use it under time pressure.
- Control the version and use it to train. Keep one current, owned, versioned copy and check new workers out against the same document.
Tuning parameters¶
- Detail granularity — every keystroke versus the key steps and decisions. Finer detail leaves less to interpretation but bloats the sheet and dates faster.
- Visual density — how much is carried by photos and diagrams versus text. Visuals travel across language and literacy but take effort to keep current.
- Reading level and language — how far the wording is simplified or translated for the actual workforce. Simpler is more usable but can lose necessary nuance.
- Revision cadence — how readily the instruction is updated as the task changes. Frequent revision keeps it honest; too frequent and workers stop trusting which version is current.
When it helps, and when it misleads¶
Its strength is that it turns a task carried in many heads into one shared, inspectable account, so a rotating or growing workforce converges on the same method and training stops depending on who taught it. This is the logic of standardized work in the Toyota Production System — a documented current-best method that is also the explicit baseline for improving it.[n1]
Its failure mode is ossification — the instruction freezes an outdated method and workers dutifully follow a process now worse than the current best, or the document exists for the audit while point-of-use reality has quietly diverged from it (compliance theater). The classic misuse is writing an instruction once and never revising it as the line changes. The guarding discipline is to treat the document as the current baseline to be improved, not a monument: tie revisions to observed practice and re-check that what is written still matches what good workers actually do.
