Post-Inversion After-Action Review¶
Post-incident review — instantiates Assimilation Ceiling Guarding
After an input has actually crossed into harm, reconstructs the episode to recalibrate the ceiling and the exit threshold — turning a real overshoot into corrected guard settings.
A real inversion is painful, but it is also the most credible data the system will ever get about where its true limits lie. Post-Inversion After-Action Review is the mechanism that refuses to waste it. Triggered by an overshoot that actually happened, it reconstructs the episode from evidence — when the input crossed, what the warnings did, how hard the system was to pull back out — and resets the guard settings that were shown to be wrong, above all the assimilation ceiling and how far intake had to fall before the system escaped the degraded regime. Its defining trait is that it is retrospective and evidential: where a tabletop rehearses a hypothetical and a routine review watches an operating point, this one learns from ground truth, and it is the only guard whose input is a scar.
Example¶
An online community that had run comfortably for years is discovered by a much larger audience and floods with newcomers far faster than its norms can acculturate them — a modern echo of the Eternal September, when a firehose of new users permanently overran a once-stable culture. Report volume explodes, long-time moderators burn out and quit, and even after the growth spike passes the community stays coarse and contentious: removing the input did not restore the old regime. A Post-Inversion After-Action Review reconstructs the episode. It finds the real assimilation ceiling for newcomers-per-month was perhaps half what anyone assumed; that the warning signs (rising report rate, moderator attrition) were present but unwatched; and — the costly lesson — that recovery required tightening onboarding well below the community's former openness before civility returned. It resets the ceiling estimate for the future and records that exit threshold. The figures are illustrative; the point is that a real overshoot became corrected numbers instead of just a bad memory.
How it works¶
- Reconstruct the actual timeline. Establish from evidence when the input crossed into harm, what the warnings did, and how the overshoot unfolded — not what the plan said should happen.
- Separate a wrong estimate from a wrong response. Distinguish "the ceiling was set too high" from "the response was too slow," because they call for different fixes.
- Recalibrate and hand back. Output corrected numbers — a revised ceiling and the exit threshold the real recovery revealed — and route them to the estimators and rules that will use them.
Tuning parameters¶
- Trigger threshold — how severe an overshoot convenes a review; too low breeds fatigue, too high misses the near-misses worth learning from.
- Timeliness — how soon after the event; too late loses memory and evidence, too soon lacks the recovery data the review most needs.
- Blameless stance — how firmly blame is separated from analysis; more blameless yields more honest data, but the review must still assign fixes.
- Scope of recalibration — whether it resets only the ceiling or the whole guard set, and how far the changes propagate.
- Follow-through binding — whether findings are advisory or mandated with named owners.
When it helps, and when it misleads¶
Its strength is that it learns from ground truth: a real inversion is the most trustworthy evidence available about the true ceiling and the depth of the lock-in, and the review is what converts that evidence into settings the other guards can adopt. It also catches which warnings were present but ignored, which is exactly the gap a rehearsal cannot confirm.
Its failure modes cluster around bias and follow-through. Hindsight bias[n1] makes the missed signal look obvious in replay and tempts the review into over-fitting an over-cautious ceiling to the last incident; a blame-driven review drives the honest data underground; and none of it matters if the review is never convened or its findings never bound to owners. The discipline is to keep it blameless, to recalibrate toward the general lesson rather than the specific scar, and to close every finding with an owner and a change — so the next overshoot meets a corrected guard, not the same one.

The review calibrates the exit threshold; it does not perform the exit. Getting the system back out of the locked-in regime is the Hysteresis Recovery Protocol's job, which consumes the threshold this review sets. Keeping the two separate is what lets the number be corrected after each incident without re-arguing the whole recovery procedure — and it is the reason a review that produces no downstream change is only a post-mortem, not a guard.
