Overshoot Tabletop Stress Test¶

You do not want to discover where your ceiling really is by crossing it in production. Example¶
A fulfilment warehouse prepares for peak season. The scenario: inbound orders overshoot pick-pack capacity by roughly two-to-one for five straight days. The group walks it hour by hour. Where does throughput actually invert? — someone points out that past a certain density, pickers start colliding in the aisles, mis-pick rates climb, and returns from those errors compound the load, so throughput bends down well before the nominal capacity number. Do the warnings fire? — the backlog metric is lagging; by the time it turns red the aisles are already jammed. When the freeze hits, where does the surplus go, and does the recovery plan clear it? — the plan assumes temp staff are productive on day one, which the floor lead flatly denies. In two hours the exercise has found the real inversion point, a blind early-warning metric, and a recovery plan resting on a false assumption — all on paper, for the cost of a meeting rather than a ruined peak.
How it works¶
- Choose a severe-but-plausible overshoot. Pick a scenario far enough past the ceiling to stress the guards, but not so extreme the room dismisses it as fantasy.
- Walk it as a group, with a devil's advocate. Move through the overshoot in steps, injecting complications, while a facilitator actively probes the comfortable assumptions each function is making.
- Produce two things: a stress-tested edge and a repaired playbook. Record where the group concludes benefit actually inverts, and rehearse the recovery path until its false assumptions are found and fixed.
Tuning parameters¶
- Scenario severity — how far past the ceiling the injected overshoot goes; too mild finds nothing, too extreme gets waved away as unrealistic.
- Participant breadth — who is in the room; a missing function hides its own failure mode.
- Adversarial pressure — how hard the facilitator challenges assumptions and adds curveballs versus letting the plan narrate itself.
- Scope — a single overshoot, or a cascade played through the secondary-resource depletion and the lock-in that follows.
- Cadence — a one-off before a known peak, or a recurring rehearsal as the system changes.
When it helps, and when it misleads¶
Its strength is that it finds gaps cheaply and early — before real cost — and builds shared muscle memory for the response, which is why it is the only guard that tests the interaction of all the others rather than any one in isolation. A blind warning metric or a false recovery assumption caught here costs a meeting, not an incident.
Its failure mode is that it validates the scenario chosen, not reality: a plausible-feeling walk-through can breed false confidence, and groups tend to rehearse the last crisis rather than the next one. The classic misuse is theatre — a check-the-box exercise whose findings are never tracked to a fix, or a scenario quietly tuned mild so the plan passes.
