Post-Juncture Commitment Audit¶
Retrospective audit — instantiates Critical Juncture Path Stewardship
After the juncture has passed, checks whether the chosen path is still legitimate, still as reversible as was promised, and still aligned with the reasons it was selected — catching silent drift into unintended lock-in.
A juncture doesn't end when the choice is made; the path then quietly hardens, and the promises made in the moment of choosing — "this stays reversible," "we picked this for reasons X" — are exactly the things no one checks later. Post-Juncture Commitment Audit is the retrospective review that, some interval after the decision, tests the chosen path against three questions: is it still legitimate, is it still as reversible as was promised, and is it still aligned with the reasons it was selected? Its defining move is auditing the stewardship promises, not the outcome — it does not ask "did the path succeed?" but "have the guarantees that justified committing to it quietly eroded?" It is the one mechanism positioned after the juncture, and its job is to catch drift — reversibility promised but silently spent, a rationale that no longer holds, options meant to stay open that didn't — while there may still be time to act.
Example¶
Eighteen months after a merger, two companies revisit a commitment they made at the juncture: to integrate their engineering platforms "reversibly" — a shared system, but with an explicit promise that either legacy stack could be revived if integration failed. A Post-Juncture Commitment Audit returns to that promise. It finds legitimacy intact — leadership and teams still endorse the merged platform — but reversibility badly eroded: the old stacks were quietly decommissioned to save cost, so the promised fallback no longer exists; the path locked in harder than anyone actually decided it should. On alignment, the original reason for integrating was speed of shared delivery, yet the merged platform has become a bottleneck, drifting from its own rationale.
The audit's output isn't a grade. It is a short, owned finding — reversibility lost, alignment slipping — that forces a choice: either re-legitimize the now-irreversible path deliberately, or trigger a stabilization or correction while the cost of doing so is still bounded rather than infinite.
How it works¶
- Audit the promises, not the P&L. The three tests are legitimacy, promised-reversibility, and alignment-with-rationale — the stewardship guarantees, distinct from whether the path is performing.
- Compare against the record. It reads the original narrative of why the path was chosen and checks today's reality against it, so drift shows up as a concrete gap rather than a vague unease.
- Time it after hardening starts, before it completes. The audit is scheduled late enough that real drift has occurred but early enough that a stabilization or correction is still affordable.
- End in a decision, not a grade. Findings route to one of a few owned actions — re-legitimize deliberately, stabilize the path, reopen a preserved option, or correct — rather than being filed away.
Tuning parameters¶
- Timing after the juncture — how long you wait. Too early and no drift has occurred; too late and the path is already locked, leaving the audit to document what can no longer be changed.
- Independence — self-review by the deciding team versus an outside panel. Independent audits resist self-justification but cost access and context.
- Trigger vs. calendar — whether the audit runs on a schedule or fires on an early-warning signal. Scheduled audits are reliable; triggered ones catch fast drift but depend on good signals.
- Action teeth — whether findings can actually compel a stabilization, reopening, or correction, or merely advise. Teeth make the audit consequential; their absence makes it theatre.
- Scope — all three tests every time, or a focused re-check of the single promise most at risk.
When it helps, and when it misleads¶
Its strength is that it closes the stewardship loop: every other mechanism acts at or before the juncture, and this is the only check that the guarantees made there actually held. It converts "we said this would stay reversible" from a hope into something someone verifies, and it catches the quiet, decision-free drift that is how paths most often lock in.
Its failure mode is that an audit run by the people who made the decision tends to ratify it — confirming legitimacy and alignment by assumption and explaining away lost reversibility (escalation of commitment at work).[n1] Timed too late, it becomes an autopsy, documenting a lock-in it can no longer undo; and its findings are inert if nothing can act on them. The classic misuse is the retrospective rubber-stamp — run backwards to bless a path already entrenched, or scheduled so late that "nothing can be done" is the foregone conclusion. The discipline that guards against this is pre-committing the audit's questions and timing at the juncture itself, giving it enough independence to contradict the deciders, and wiring its findings to real actions — reopen, stabilize, or correct — before the window closes.
How it implements the components¶
Post-Juncture Commitment Audit realizes the after-the-fact stewardship side of the archetype — it verifies and stabilizes rather than deciding or preserving:
legitimacy_and_narrative_record— it maintains and re-tests the record of why the path was chosen and whether it still commands legitimacy, updating that account as the post-juncture reality diverges from it.post_juncture_stabilization_plan— its findings feed the deliberate stabilization (or correction) of the chosen path, so the settling-in is governed rather than left to drift.
It does not keep the alternatives open (option_preservation_buffer — that's Option Buffer Register) or map the lock-in mechanisms in advance (lock_in_mechanism_map — that's Path-Dependence Premortem); the audit consumes those upstream outputs in order to test them, and the pre-commitment readiness review belongs to the Critical Juncture Review, not to this after-the-fact audit.
