Path-Dependence Premortem takes the path a group is about to choose, assumes it has already curdled into a future everyone regrets and can no longer escape, and works backward to ask: what did we commit to early that made this irreversible? Where a generic premortem asks broadly "how did this fail?", the path-dependence variant is tuned to one specific kind of failure — lock-in — so its output is not a grab-bag of risks but a map of the reinforcing mechanisms (sunk cost, network effects, precedent, dependency, habituation) plus the small, early, cheap-looking commitments that set them running. Its defining move is treating the irreversibility itself as the failure to be explained, which surfaces the handful of seemingly minor choices that deserve outsized scrutiny precisely because they are the ones that will be impossible to walk back.

A regional utility and its city partners face a juncture: how to heat 200,000 new homes over the next two decades. The frontrunner is an extensive natural-gas distribution network — cheap now, familiar, shovel-ready. Before committing, they run a Path-Dependence Premortem. The facilitator sets the scene: it is 2050, this gas network is a stranded liability we are still paying down while the region has missed its climate commitments — how did we get trapped? How it works

  • Assume the lock-in, not just the loss. The prompt fixes the failure as "the path became irreversible and we regret it", which forces attention onto reinforcement rather than one-off risks.
  • Enumerate the hardening mechanisms. For the assumed-dead path, list what would have made it self-reinforcing: sunk cost, network and coordination effects, precedent, dependency, habit, legitimacy, infrastructure.
  • Trace each mechanism back to its trigger. For every lock-in mechanism, find the early, often minor commitment that started it — these are the small levers that matter far more than their size suggests.
  • Rank by reversibility, not probability. Prioritize the triggers whose downstream lock-in would be hardest to undo, regardless of how likely the bad path is; those are the commitments to defer, stage, or hedge.

Tuning parameters

  • Backward horizon — how far into the locked-in future you stand before looking back. A distant horizon surfaces slow-building lock-in (infrastructure, culture); a near one catches fast coordination effects.
  • Mechanism-checklist depth — how exhaustively you enumerate hardening mechanisms. Deeper finds subtle lock-in but risks paralysis over paths that were never that sticky.

When it helps, and when it misleads

Its strength is that prospective hindsight loosens the optimism gripping a group at the moment of commitment, and by fixing the failure as irreversibility it catches the cheap early choices a forward risk list overlooks precisely because they look trivial. It converts "this feels momentous" into a named, ranked list of the specific commitments to handle with care.[n1]

Its failure mode is that a premortem imagines; it does not measure. It can conjure vivid lock-in that never materializes, over-weighting dramatic irreversibility and inducing paralysis where the path was actually recoverable. Run without rigor it becomes theatre — a box-ticking session whose findings no one owns. And it is easily run backwards in the corrosive sense: staged to surface only the risks of a disfavoured option, manufacturing a case against a path someone already wanted to kill. The discipline that guards against this is attaching every named lock-in mechanism to a specific, owned early commitment and a decision — defer, stage, hedge, or accept — so the exercise ends in changed commitments, not just a memorable story.
