Facilitated scenario workshop — instantiates Critical Juncture Path Stewardship
Convenes stakeholders to map the several futures a juncture could branch into and the lock-in mechanism that would freeze each — before momentum quietly picks one.
At a critical juncture the future is briefly plastic: several long trajectories are still reachable, and the danger is that one gets selected by drift before anyone has seen the others. A Branching-Path Scenario Workshop is the generative session that makes the branch structure visible as a group — it draws the fan of plausible paths leading out of the moment and, for each one, names the specific mechanism that would make that path hard to leave once taken. Its defining move is to work outward from the juncture into divergent futures and attach a concrete lock-in mechanism to each branch, rather than debating one favored option's merits. It produces the shared map the rest of the stewardship machinery reasons over; it does not test, decide, or watch.
Example¶
A national energy ministry faces a decade-long replacement of an aging generation fleet — a choice that will shape the grid for forty years. It convenes utilities, grid operators, regulators, industry, and community representatives for a two-day workshop. Together they draw four branches out of the juncture: a nuclear baseload buildout, a renewables-plus-storage-plus-demand-response path, a gas "bridge" that defers the real choice, and a distributed-microgrid path. For each branch they name the lock-in mechanism that would freeze it — sunk capital and decades-long operating licenses for nuclear; transmission topology and interconnection queues for renewables; long-term fuel contracts and pipeline infrastructure for gas; fragmented standards for microgrids — and roughly when each path passes its point of no return.
The output is a single branch map, one lock-in mechanism per path, with the fastest-hardening branches flagged. That reframes the ministry's question from "which option is best?" to "which path locks in soonest, and which preserves the most future room?" — the question stewardship actually turns on.
How it works¶
What distinguishes this workshop from a generic options review is its structure: one branch per genuinely divergent trajectory, traced downstream far enough to become distinct, and — for each branch — an explicit lock-in mechanism (sunk cost, network effect, standard, precedent, dependency, habit, legitimacy) rather than a pros-and-cons list. It is collective and divergence-forcing on purpose: the room is pushed to name paths the sponsor did not arrive wanting, and each path is made someone's job to defend so no branch is quietly strawmanned.
Tuning parameters¶
- Branch count — how many paths to carry forward; too few hides real options, too many dilutes attention into noise.
- Trace horizon — how far downstream each branch is followed before its lock-in is named; short horizons miss the mechanism that only bites later.
- Participant breadth — who is in the room; broad surfaces more branches and more lock-in mechanisms but invites anchoring and politicking.
- Divergence stress — how hard the facilitator forces genuinely different branches versus variations on the favored one; the whole value evaporates if every branch is the sponsor's plan in disguise.
- Lock-in depth — how far to dig for each path's freezing mechanism versus staying at the surface.
When it helps, and when it misleads¶
Its strength is turning an unexamined single-track assumption into an explicit fan of futures with their trap-doors visible — the precondition for stewarding a juncture at all. It is most valuable when the paths are genuinely divergent and the lock-in mechanisms differ sharply between them, because that is exactly when accidental selection is most costly and least reversible.[n1]
Its failure mode is that a workshop only generates; it does not verify. Branches brainstormed but never stress-tested can be wishful, and the classic misuse is running the session to legitimize a path already chosen — the favored branch gets rich detail while the alternatives are sketched thin enough to reject. The discipline that guards against this is to assign each branch a genuine defender, hold the room to naming a real lock-in mechanism for every path, and hand each surviving branch to a viability test rather than treating the map as a conclusion.

The workshop is generative, not evaluative: its map is only as good as the branches people were willing to name and the honesty of the lock-in mechanisms attached to them. Pair it with an adversarial Counterfactual Branch Probe — mapping a path and confirming the path is still reachable are different jobs, and a map that goes untested tends to flatter whatever the room already believed.
