Counterfactual Branch Probe¶
Counterfactual test — instantiates Critical Juncture Path Stewardship
Actively tests whether a supposedly-open alternative path is still reachable — by varying one assumption at a time — so 'we still have options' is verified rather than assumed.
The most expensive mistake at a juncture is discovering too late that a path you were counting on as a fallback had already closed. A Counterfactual Branch Probe takes one alternative branch — the one you assume you can still take "later" — and actively tests whether it remains reachable, by perturbing the assumptions it depends on: timing, coalition, resources, framing, or the governing rules. Its defining move is to treat reachability as an empirical question rather than a comfort: it stresses a single alternative until it either survives or fails, and from that it marks the reversibility horizon — the date or condition past which that branch is gone. It tests one branch's viability; it does not map the full set of branches or make the choice.
Example¶
A coastal city comforts itself that "managed retreat from the floodplain is always an option we can exercise later." A Counterfactual Branch Probe puts that assumption under load. It varies the timing (retreat in five years versus fifteen), the coalition (does the affected homeowners' association still cohere once property values have shifted?), the resource (is buyout funding still available after a decade of intensified development?), and the rule (does the proposed seawall bond legally foreclose a later retreat?). One assumption at a time, it watches whether the retreat branch survives.
The probe finds that once the seawall bond passes and development thickens behind it, retreat becomes politically and fiscally unreachable within roughly a decade — the fallback everyone assumed was permanent has a closing date. The output is not a decision but a dated marker: the retreat branch closes at approximately the point the bond commits. That turns a vague reassurance into a hard reversibility horizon the stewards can plan against.
How it works¶
What distinguishes the probe is that it isolates one alternative branch and stress-tests its reachability by perturbing the assumptions it rests on, rather than surveying all paths or weighing them against each other. Each perturbation targets a different way the branch could quietly close — a coalition that dissolves, funding that dries up, a rule that forecloses it — and the deliverable is a viability verdict paired with a reversibility-horizon estimate: the condition or date past which the branch can no longer be recovered.
Tuning parameters¶
- Assumption varied — which lever is perturbed (timing, coalition, resource, framing, rule); each surfaces a different way the branch can close.
- Perturbation size — a small realistic nudge versus an extreme stress; small tests fragility, extreme finds the exact breaking point.
- Branch selection — which alternative to probe; the highest value is probing the fallback you are most relying on.
- Adversarial intensity — how genuinely hostile the test is; a soft probe flatters the assumption, a hard one reveals it.
- Horizon precision — whether the output is a rough "closes soon" or a specific dated marker tied to a triggering event.
When it helps, and when it misleads¶
Its strength is replacing wishful "options remain" with tested reachability and a dated horizon — the cheapest insurance against learning after the fact that the door had already shut. It is especially valuable where a path exhibits hysteresis: once the system moves, removing the original cause does not bring the option back.[n1]
Its failure mode is a probe that tests only comfortable counterfactuals, or over-reads a single perturbation into false confidence. The classic misuse is running it to manufacture reassurance — "see, we still have options" — rather than to genuinely test them. The discipline is to make the test adversarial, to aim it at the fallback you most depend on rather than the one easiest to defend, and to treat any passed probe as perishable: reachable today is not reachable next quarter, so the probe is re-run as the window narrows.

A probe result is dated, not durable: passing today says nothing about next quarter, because the perturbations it tests against keep advancing.
