How it works

The distinctive discipline is collaborative, backward-from-the-target construction of two linked artifacts, done before authoring:

  • Model the real baseline. Gather people who know the recipients and externalize what they actually bring — vocabulary, prior concepts, and especially the likely misconceptions — as an explicit starting state rather than an assumed one.
  • Name the target, then work backward. State the exact understanding or action to reach, then map the chain of concepts that must precede each other to get there, in order — the backward-design move of deriving the path from the destination.[n1]
  • Test the ladder for missing rungs. Walk the chain asking, at each step, whether the prior rungs actually make the next one reachable from the baseline; a gap here is the "explanation begins in the middle" failure caught before it ships.

Tuning parameters

  • Who is in the room — actual recipients or their representatives versus experts speaking for them. Real recipients ground the baseline in fact; expert proxies are faster but risk modeling an imagined novice.
  • Baseline evidence — grounding the starting-knowledge model in real data (diagnostics, interviews) versus expert estimate. Data is truer but costs time; estimates are quick but drift toward optimism.
  • Ladder granularity — how finely the prerequisite chain is broken down. Fine rungs expose subtle gaps but can over-engineer the path; coarse rungs are workable but may hide a skipped step.

When it helps, and when it misleads

Its strength is prevention: by making the assumed baseline and the required steps explicit before a word is written, it heads off the most common calibration failure — explanations that start above the recipient's head because a prerequisite was treated as obvious. Its failure mode is that the modeled baseline is itself an expert guess and can quietly diverge from the real audience — a ladder built on a flattering picture of what recipients know inherits that flattery.
