Example

A venture-backed startup senses that its engineers all quietly converge on whatever architecture the CTO favored last, and wants to know why. A pressure channel audit walks the environment and lists the routes. It finds: the CTO's public code-review approvals (a leader-statement channel); a "shipped features" leaderboard on the office TV (a visible-metric channel); the informal knowledge that promotions flow to people who "align with the technical vision" (a sanction/reward channel); onboarding lore about a fired engineer who "kept fighting the stack" (a story channel); and Slack reaction-counts on proposals (an approval-metric channel).

Then it classifies each. The code-review approvals are partly informational — the CTO often does know more. But the promotion linkage, the cautionary firing story, and the reaction pile-ons are almost purely normative: they make divergence costly without making it wrong. Laid out this way, the audit shows the founders that most of their apparent "technical consensus" is running on sanction pressure, not shared knowledge — a Deutsch-and-Gerard split[1] between informational and normative influence made concrete channel by channel. That diagnosis tells them exactly which channels to dampen and which to leave alone.

How it works

  • Enumerate the channels. Walk the setting and list every route by which alignment is rewarded or divergence punished: metrics, votes, leader signals, promotion criteria, peer jokes, onboarding stories, access to informal networks, algorithmic rankings.
  • Source each one. For every channel, identify who or what drives it — which is where the status/power gradient gets mapped, since the heaviest channels usually trace to specific high-power actors.
  • Classify by type. Sort each channel as predominantly informational (aligning because the group may know something) or normative (aligning to avoid cost), noting the many that are both.
  • Rate the intensity. Estimate how strongly each channel pushes, so downstream tuning targets the loudest normative channels rather than every signal indiscriminately.

Tuning parameters

  • Breadth of the sweep — auditing every channel versus the top few. A full sweep catches subtle backchannel pressure but is heavy; a narrow one is fast but misses the informal routes that often matter most.
  • Classification strictness — how cleanly each channel must be sorted into informational vs. normative. Forcing a binary is clearer but crude; allowing "both" is honest but harder to act on.
  • Who conducts it — insiders (who know the informal channels) versus outsiders (who aren't invested in them). Insiders see more; outsiders name what insiders have normalized.
  • Intensity scale resolution — a coarse high/low or a graded score. Finer grading better prioritizes dampening effort but invites false precision about something inherently fuzzy.

When it helps, and when it misleads

Its strength is that it turns a vague "there's a lot of pressure here" into a specific, prioritized target list, and its informational/normative split is exactly what prevents a group from either dampening useful signals or leaving coercive ones untouched. Nearly every other calibration mechanism works better downstream of a good audit, because they need to know which channel they are acting on.

Its failure mode is that an audit describes; it does not fix. A beautifully mapped set of pressure channels changes nothing if no one dampens them, and the mapping itself can be captured — the people who benefit from a normative channel have every reason to reclassify it as "informational." The classic misuse is the audit that stops at documentation, producing a report that names the CTO's coercive channel and then does nothing about it. The guarding discipline is to hand the audit directly to a tuning or opt-out mechanism with owners and dates, and to have someone without a stake in the channels sanity-check the informational-vs-normative calls.
