Process Variation Review is the standing meeting where a team looks at how a process has varied over the last period and decides what to do about it. Its defining move is the commitment to a response: characterization has already produced charts, distributions, and flagged signals, and the review is where those artifacts are converted into a named next action — accept the variation, reduce it, monitor it longer, escalate it, or redesign the process. It is a governance cadence, not a statistical instrument. It consumes the analysis rather than performing it, and its output is a decision with an owner and a review date, which is what stops characterization from ending as a wall of dashboards nobody acts on.

Example

A regional parcel warehouse runs a monthly operations review on order-fulfillment cycle time. Process Variation Review is that meeting. The team pulls up the last month's distribution of pick-to-ship times across the three shifts and two mezzanine zones — center, spread, and the fat right tail of orders that took over a day — and the control charts the analysts have already prepared. The review does not re-run the statistics; it reads them and decides.

The distribution shows night shift's spread is wide but centered fine, day shift is tight, and Zone B carries most of the slow tail. Against that picture the review commits to a response for each: night shift's spread is ordinary common-cause variation, so accept and keep monitoring; Zone B's tail is a recurring, assignable pattern, so escalate to a root-cause investigation and reduce; and the reminder-cadence change piloted last month is left to run one more period before a verdict. Each choice leaves the room with an owner and a date. That commitment — not the charts — is what the ritual produces.

How it works

  • Meet on a fixed cadence. Recur on a schedule (weekly, monthly) so variation is reviewed as a stream of periods, not investigated only after a crisis.
  • Read the prepared distribution. Look at how outputs varied across recent periods, shifts, and sites — center, spread, tail — without re-deriving it in the room.
  • Choose a response per pattern. For each notable pattern name one action: average/accept, reduce, monitor longer, escalate, or redesign. The archetype's whole point is that this choice gets made.
  • Assign owner and revisit date. Attach each response to a person and a next-review point, so the decision is tracked rather than admired.

What distinguishes it from every sibling: it is the decision forum. It turns analysis into a committed, owned response and does nothing statistical itself.

  • Cadence — how often the review meets. Frequent reviews catch drift early but risk over-reacting to single-period noise; sparse ones let problems entrench.
