Example¶
A news app runs a quarterly product-purpose review. The stated user outcome — the beneficiary is the reader — is "an informed reader who trusts they have seen what matters." The review lays the roadmap and metrics beside that outcome. The infinite-scroll feed and autoplay lifted daily active minutes by a third; push notifications lifted opens; the "top stories" ranking now optimizes outrage-driven clicks. But session recordings and support complaints show readers feeling more anxious and less confident they have seen what matters. The review diagnoses feature by feature which serve the reader's outcome and which serve the engagement proxy, and it flags the misaligned ones — infinite scroll, the outrage ranking — for redesign. Because the review recurs, the next quarter re-checks whether the fixes held or whether the engagement-maximizing shape crept back in.
How it works¶
- Fix the user outcome — the beneficiary, and what "served" concretely means for them.
- Inventory features, roadmap items, and success/growth metrics.
- For each, ask the discriminating question: does this serve the reader's outcome, or a proxy for it?
- Diagnose the engagement-up / value-down splits explicitly, feature by feature.
- Recur on cadence so the audit tracks drift over time rather than passing judgment once.
Tuning parameters¶
- Review cadence — every release versus quarterly. Frequent reviews catch drift fast but slow shipping.
- Beneficiary sharpness — one primary user versus many segments. Sharp is decisive; broad is fairer but muddier.
- Proxy skepticism — how hard to distrust a rising engagement metric before crediting it as value.
- Evidence blend — quantitative dashboards versus qualitative user research. Qualitative catches what the dashboard structurally cannot.
- Redesign-trigger threshold — how large a value/proxy gap must be before a feature is flagged for rework.
When it helps, and when it misleads¶
Its strength is catching vanity metrics[n1] — the engagement number that rises while the user outcome stalls or worsens, which a growth dashboard alone will happily celebrate. Its failure mode is mistaking any engagement for value (or the mirror error, treating all engagement as manipulation), collapsing a real judgment into a slogan. The classic misuse is a review that rubber-stamps the growth metrics precisely because those are the numbers tied to the team's bonuses. The guarding discipline is to keep the beneficiary's outcome — not the growth metric — as the standard, and to pair the dashboard with real user evidence so a rising proxy cannot declare victory on its own.
