A Projection Horizon Card is a small, single-situation artifact that writes down three things and only three: how far forward the current assessment is meant to hold, the small set of plausible trajectories the situation might follow within that reach, and the expiry moment after which the projection must be redrawn. Its defining idea is that it makes the forward half of awareness explicit and bounded. Projection is the part of the loop most often left implicit — carried silently in someone's head as a single expected future — and the card refuses that by demanding a stated horizon, more than one trajectory, and a hard "valid until." It is not a display of the present and not a trigger rule; it is a portable statement of where the situation is heading and how long that statement can be trusted.

How it works

  • State the reach, and justify it. The horizon is set to the distance at which the projection is still useful for the decision it serves — near enough to be reliable, far enough to act before the window closes.
  • Hold a set, not a line. The card lists a small number of distinct plausible trajectories, each with its action implication, so a single expected path can't be mistaken for certainty.
  • Stamp the expiry. A hard "valid until" moment is written on the card, so the projection is visibly dead once passed rather than silently reused.
  • One situation per card. It is deliberately narrow — the forward view of a single evolving situation — which is what keeps it portable and readable at a glance.

Tuning parameters

  • Horizon length — how far ahead the card projects. Longer reach buys more lead time to act but widens the trajectory spread and lowers confidence; shorter reach is sharper but risks being merely reactive.
  • Trajectory count — how many hypotheses the set holds. More paths resist premature certainty but dilute focus and can paralyze; too few collapse back toward a single brittle forecast.
  • Expiry tightness — how short the "valid until" window is. Tight expiry keeps the projection honest in fast situations but forces frequent redraws; loose expiry saves effort but lets a stale forward view linger.
  • Impact annotation depth — how fully each trajectory's consequence is spelled out. Rich annotation makes the card decision-ready but heavier; sparse annotation stays glanceable but pushes interpretation back onto the reader.

When it helps, and when it misleads

Its strength is that it defeats projection fixation — the trap of treating one expected future as certain — by structurally requiring a set of trajectories and a stated reach. It gives a distributed team one shared, portable forward view, and its expiry stamp is a cheap, powerful guard against acting on a projection the world has already outrun.

Its failure mode is false spread or false precision at the edges: a card can list three trajectories that are really one dressed up, giving the comfort of hedging without the substance, or it can imply the horizon is sharper than the data supports — the cone's own history is that people read its edge as a hard boundary rather than a probability. The classic misuse is drawing the card once and carrying it long past its expiry because redrawing is work.
