An industrial-automation vendor's first real win is a line retrofit at a single manufacturing plant that cut changeover time. Left alone, that stays a story one salesperson tells. How it works¶
- Verify, don't testimonial. Outcomes are backed by the participant's real measured data, not quotable enthusiasm — the credibility comes from the numbers surviving scrutiny.
- Secure consent and reuse rights. Explicit permission to name the participant and cite the data is captured up front, because a reference nobody agreed to becomes unusable exactly when it matters.
- Package for reuse. Each win is distilled into portable assets — a case study, a lessons-learned note, a rollout checklist — so the next territory inherits both the proof and the operating knowledge, not just a logo.
Tuning parameters¶
- Verification rigor — self-reported outcomes versus independently measured ones. More rigor makes each case more persuasive and slower to produce.
- Consent scope — how broadly the participant's name and data may be reused (private reference call only, versus fully public case study). Broader scope multiplies the asset's reach but is harder to obtain.
- Asset reusability — a one-off narrative versus a templated, adaptable kit. Higher reusability costs more to build but transfers further into adjacencies.
- Freshness cadence — how often cases are refreshed or retired. Stale proof quietly loses force; frequent refresh costs curation effort.
- Sensitivity handling — how much is publishable versus held as an under-NDA reference. Tighter handling protects the participant but weakens the public signal.
When it helps, and when it misleads¶
Its strength is compounding credibility: each captured foothold win lowers the sales and trust cost of the next adjacency, because a verified peer result does what a vendor claim cannot — it borrows the participant's credibility. Its failure modes cluster around dishonesty of evidence. Cases also go stale, or over-claim beyond what the underlying data supports. The classic misuse is manufacturing glossy reference cases that outrun the evidence — marketing dressed as proof — which corrodes exactly the credibility the program is meant to build. The discipline that keeps it honest is to verify against the participant's own measurements, publish the lessons and the difficulties alongside the outcome, and retire cases that no longer hold.
