Schema Revision Workshop¶
Facilitation method — instantiates Essentialism Audit
Convenes decision-makers, domain experts, and affected representatives — with real authority over the outcome — to co-revise a category definition, rubric, threshold, or policy once a fixed-essence assumption is exposed, and installs a trigger to revisit it.
A Schema Revision Workshop is the facilitated event where an exposed essence assumption is turned into an installed change. Its defining feature is who is in the room and with what authority: decision-makers, domain experts, and representatives of the people the category acts upon — the last group holding genuine sign-off, not merely giving testimony. The workshop co-drafts the revised definition, rubric, threshold, or policy, and installs a trigger for future re-review. It is not where the replacement explanation is invented (that is Growth Mindset Reframing or Situational Attribution Review); it is where an operational change is authored, legitimated, and made revisable by the parties who will live with it.
Example¶
A hospital's electronic chart template and its care-management algorithm both carry a noncompliant patient flag — a label treated as a fact about a patient's character, which routes flagged patients to reduced follow-up and less aggressive outreach. An earlier audit has already exposed the essence assumption; the Schema Revision Workshop is where it gets fixed. Around the table are clinicians, a health-services researcher, and — with sign-off authority, not just a comment period — patient and community representatives, several of whom have been flagged "noncompliant" themselves. Together they rewrite the schema: the "noncompliant" flag is replaced by documented, specific access barriers — cost, transportation, language, work schedule, medication side-effects — and the algorithm's branch is rebuilt to trigger support rather than reduced service. They install a reopening trigger: a twelve-month scheduled re-review, plus an immediate reopen if patient complaints about the new category cross a threshold. The workshop's product is the changed template, the changed algorithm branch, and the standing re-review — authored by the people it affects.
How it works¶
- Convene the three parties. Bring decision-makers, domain experts, and affected representatives into one room, and set the affected parties' authority before the session — advisory or sign-off — in writing.
- Surface the exposed assumption. Put the fixed-essence finding on the table as the reason for the revision, so the workshop revises the right thing.
- Co-draft the operational change. Rewrite the specific category definition, rubric, threshold, label, or policy branch together, in the actual artifact.
- Assign authority and record dissent. Make the affected parties' sign-off real, and log disagreements rather than papering over them.
- Install the reopening trigger. Define the cadence and the conditions under which the new schema is itself re-examined.
It consumes the evidence and models produced upstream; it does not generate the distributional evidence or the causal story itself.
Tuning parameters¶
- Participation authority — whether affected representatives advise or hold sign-off. Real authority improves legitimacy and quality but slows the process and cedes control decision-makers may resist.
- Representation breadth — how many and which affected perspectives are seated; broader is fairer but risks overload and unrepresentative "spokesperson" effects.
- Revision scope — whether the workshop may touch only a label, or also thresholds, algorithms, and policy. Wider scope fixes more but raises the stakes and the resistance.
- Reopening cadence and trigger sensitivity — how often and on what signals the new schema is revisited; too sensitive churns, too dull re-freezes.
When it helps, and when it misleads¶
Its strength is conversion: it turns an audit finding into a changed artifact with the legitimacy that comes from the affected parties having authored it. That legitimacy is often what makes the revision survive contact with the organization.
Its failure modes are two the archetype names directly. One is extractive participation — affected people are summoned to relive and re-prove their harm, then given no authority over the result, which is worse than not asking; the corrective principle, drawn from the disability-rights movement, is nothing about us without us, meaning participation without decision power is a performance.[n1] The other is the performative workshop: much discussion, warm feelings, and no artifact actually changed. The guarding discipline is to require both a concrete changed artifact and real sign-off authority for the affected parties before the workshop counts as done.

Schema Revision Workshop fills the authored-and-installed-change face of the archetype — the components that legitimate and operationalize a revision and keep it revisable:
