Specialization Boundary Workshop¶
A facilitated ritual — instantiates Specialization Boundary and Reintegration Design
A facilitated session where a group maps the whole space of tasks and collectively decides where the specialization lines should fall — before anyone is slotted into a niche.
The Specialization Boundary Workshop is the upstream design session that produces the two things every later charter and handoff hangs on: a shared map of the whole task-and-niche space, and an agreed set of lines carving that space into specialties. Its defining move is drawing the boundaries collectively and before staffing — so the lines follow the work's real seams and a shared understanding of them, rather than crystallising around whoever happened to grab which task first. It is where a group converts "we should probably specialise" into an explicit picture of what the specialties are and what falls where.
Example¶
A fast-growing SaaS company has a twelve-person "customer success" team of generalists who are visibly drowning, and leadership wants to specialise. Rather than announce a top-down split, they run a boundary workshop. On a wall they first inventory every recurring task the team actually does — onboarding, adoption check-ins, renewals, technical escalations, expansion conversations, health-score triage — building the task-space map, deliberately including the orphan tasks nobody currently owns. Then the group clusters and argues the lines: does technical escalation deserve its own specialty, or should it live inside onboarding? They cluster where handoff cost is lowest and cohesion highest.
The output is not a staffing plan but a map and a boundary proposal: three candidate specialties, a picture of which tasks fall where, and — importantly — one seam left explicitly fuzzy, because expansion and renewal genuinely overlap and forcing a line there would just create a brittle handoff. That marked map is what the charters and handoff contracts get written against next.
How it works¶
What distinguishes the workshop from a reorg meeting is the order and the honesty of its moves:
- Map the whole space first. Surface every task, including the orphans, before any line is drawn — so the division starts from the work, not the org chart.
- Cluster by real seams. Group tasks where they cohere and split them where the handoff is cheapest, rather than by personality or existing title.
- Stress the candidate lines. For each proposed boundary, ask "what falls through this crack?" and route the answer somewhere on the map.
- Mark contested seams instead of forcing them. Where work genuinely straddles two niches, record the overlap rather than pretending a clean cut exists.
It yields a map plus a boundary proposal — not who sits where.
Tuning parameters¶
- Line granularity — a few broad specialties versus many narrow ones. Narrower buys depth but multiplies handoffs and orphan-work risk.
- Task-space completeness — how exhaustively the work is inventoried before drawing. More completeness means fewer surprise orphans, at the cost of a longer session.
- Who is in the room — leaders only versus the practitioners who do the work. Practitioners surface the real seams but arrive with turf.
- Seam treatment — force every task onto one side versus allow marked-fuzzy overlaps. Deliberate fuzz reduces brittleness at genuinely contested seams.
- Bindingness — a proposal for later ratification versus decisions made live. Live is faster but can entrench a bad line before it is tested.
When it helps, and when it misleads¶
Its strength is that the resulting lines reflect the structure of the work and everyone leaves holding the same map, which makes the later handoffs cheaper and leaves fewer tasks orphaned. Drawing the boundaries before staffing is also what keeps them from being reverse-engineered around specific people.
Its central risk is that a workshop can draw lines that mirror the current organisation's politics rather than the work — and those lines then imprint on whatever the specialties go on to build, because a system's shape tends to echo the communication structure that produced it.[n1] Its classic misuse is being run to rubber-stamp a reorganisation already decided, or to let the loudest voice claim the plum specialty. The discipline that guards against this is to inventory the task space before drawing any line, to mark contested seams rather than force them, and to treat the output as revisable rather than final.

The workshop fills the boundary-drawing components — the design outputs everything downstream consumes:

It does not equip the resulting niches (capability_fit_profile, tooling_and_practice_lane) — that is the Role & Niche Charter — nor specify the interface across a boundary (interface_and_handoff_contract), which is the Handoff Contract Template.

Leave the contested seams marked on the map rather than tidying them away — they are exactly where a deliberate overlap buffer and a handoff contract will later do their work, and erasing them just hides the brittleness.
