Standardization process — instantiates Experience Curve Cost Reduction
The standing path that turns a validated improvement into the new canonical procedure — writing down the tacit knack, versioning the change, and making the better way the default way.
Standard Work Revision is the mechanism that keeps a learning curve from leaking. A team can discover a faster, safer way to do something a dozen times, but unless the canonical procedure — the documented "current best-known method" everyone is trained and audited against — actually changes, the discovery stays in one person's hands and evaporates when they leave. This is the disciplined path from "someone found a better way" to "the better way is now the standard": it validates the improvement, writes down the tacit knack that made it work, versions the standard, and republishes it as the new default. Its defining idea is that a standard is not a monument but the current baseline for the next improvement — improve the method, then re-standardize. It is the codification step: it does not discover improvements (siblings do), and it does not, by itself, set the cadence on which revisions happen (a sibling does).
Example¶
A fast-casual chain's kitchen has a build-a-bowl station whose documented sequence is grain → protein → toppings → sauce. A strong closer at one location has quietly reordered it: she pre-portions the two most common proteins during the lull, stages sauces in squeeze bottles within arm's reach, and builds back-to-front so sauce never smears the rim. Her line is visibly faster and cleaner. Standard Work Revision is the path that makes her trick everyone's. Her sequence is observed and written up; the tacit bits are made explicit — which proteins to pre-portion, exactly how far ahead before food-safety time limits bite, precisely where the bottles sit. The station's standard is versioned from v4 to v5 with a dated note on what changed and why, and the new build is pushed into training and onto the station placard. Six weeks later a new hire at another location learns the fast way as the way — the improvement has outlived the person who found it.
How it works¶
- Validate before adopting — confirm the candidate actually beats the current standard on the measures that matter (time, quality, safety) before it is canonized, so the standard doesn't chase noise.
- Externalize the tacit — observe and interview the person doing it to surface the unwritten knacks ("you have to feel when it's ready") and write them down explicitly enough to teach.
- Version, don't overwrite — publish the change as a dated, reasoned revision with a visible history, so the standard has a lineage and a bad change can be rolled back.
- Republish to the point of use — push the new standard into training, the placard, the checklist — wherever the work actually happens — because an unread standard changes nothing.
Tuning parameters¶
- Adoption bar — how much evidence a change needs before it becomes standard. A high bar protects against churn and fads; a low bar captures gains faster but risks thrashing the standard.
- Codification depth — a terse revised checklist versus a richly annotated procedure with the why. Deeper codification transfers better but costs authoring time and can bury the essential in detail.
- Revision granularity — amend one step versus reissue the whole standard. Small amendments are cheap and traceable but can accrete into an incoherent patchwork.
- Rollout scope — pilot the new standard at one site versus push it everywhere at once. Staged rollout limits the blast radius of a bad revision, at the cost of temporary divergence between sites.
- History visibility — how much change log stays visible at the point of use. More lineage aids trust and rollback but clutters the working document.
When it helps, and when it misleads¶
Its strength is that it makes learning stick and travel — it converts a personal knack into an organizational asset and gives every later improvement a firm baseline to start from, without which "kaizen" is just churn.[n1] It also makes change auditable: a versioned standard states what the best-known method is today and how it got there.
Its failure modes cluster around ossification and misuse. A standard can be worshipped as a rule rather than used as a baseline, until it forbids the next improvement instead of enabling it and revision slows to a crawl. It can curdle into a compliance cudgel — written to blame deviators rather than capture the best method — at which point people stop surfacing their better ways at all. And codification can strip the very tacit nuance it was meant to carry, leaving a procedure that is technically complete and practically dead. The classic misuse is reverse codification: writing the standard to match what management wishes were happening rather than the improvement that actually works. The discipline that guards against this is to treat every standard as provisional and dated, keep the revision path fast enough that improving the standard is easier than working around it, and codify from the people who actually do the work.

This is the act and content of changing one standard; the cadence is the schedule and governance that decides when standards are reviewed at all.
