Adversarial review — instantiates Decision-Tempo Decoupling

The Tempo-Trap Red-Team Review is a structured adversarial audit of a finished plan: a dedicated group takes the faster actor's chair and hunts for every way the plan can be made to overreact, commit prematurely, waste attention, or escalate against itself — then feeds the findings back to harden it. Its distinguishing move is perspective inversion under an adversary who owns the tempo. Unlike a generic risk review, it does not ask "what could go wrong?" but "how would a faster opponent use our own response architecture against us?" — mapping our decision cycle from the outside to find where our tempo can be captured. It builds nothing operational; its product is a sharper cycle map and a list of hardening changes.
Example¶
A consumer-goods company has drafted a plan to counter a fast-moving discount rival: match any price cut within 24 hours. Before shipping it, they run a Tempo-Trap Red-Team Review. A small team role-plays the rival and finds the trap at once. The 24-hour auto-match hands the rival a lever: it can announce a deep cut it never intends to sustain, force the company to drop real margin across a huge catalog within a day, then quietly revert — having spent one press release to cost the company millions. The red team maps the company's own cycle — observe cut, verify, approve match, execute — and shows the rival can fire faster than the company can verify, baiting a premature and expensive commitment. Worse, they trace an escalation spiral in which each side's "match" ratchets a price war neither wants.
The finding produces no pricing tool. It sends the plan back with two hardening changes: a verification lane (is the cut real and sustained?) and a threshold (match only cuts that persist beyond a set number of days on core lines). The review's value was catching, on paper, the self-inflicted price war the plan would otherwise have walked into live.
How it works¶
- Assign the adversary's chair. A group is tasked to want the plan to fail, and is given the faster actor's capabilities and incentives to work with.
- Attack the cycle, not the content. Map the plan's own observe→decide→commit loop and hunt for where an opponent can force it to fire early, fire often, or fire against itself.
- Name the specific exploit. For each of overreaction, premature commitment, attention exhaustion, and self-escalation, produce the concrete move that induces it — not a vague worry.
- Close the loop. Convert each exploit into a specific hardening change — a buffer, a threshold, a verification step — and re-test. The output is changes to the plan, not new artifacts.
Tuning parameters¶
- Adversary aggressiveness — how capable and unconstrained the red team may assume the opponent is. A stronger assumed adversary finds more exploits but can drive paranoid over-hardening; a weaker one may miss the real threat.
- Scope — the whole plan versus a single decision path. Narrow scope goes deep on the highest-consequence loop; broad scope surveys widely but may skim the one exploit that matters.
- Independence — how separate the red team is from the plan's authors. Real independence surfaces uncomfortable flaws but costs trust and time; an in-house review is cheap but prone to pulling punches.
- Cadence — one-shot before launch versus recurring as the opponent adapts. Recurring reviews catch the faster actor's new moves but consume the very attention the archetype is trying to protect.
When it helps, and when it misleads¶
Its strength is that it springs tempo traps before the opponent does — on paper, cheaply — and it is the mechanism that keeps the whole decoupling design honest as the adversary learns, feeding thresholds, buffers, and envelopes with the exploits they will actually face.
Its failure mode is red-team theater: a review empowered only to bless, its findings noted and filed, producing the reassurance of scrutiny without the cost of change.[n1] The classic misuse is running it backwards — convening the review to manufacture confidence in a plan already committed, and scoping it so it cannot reach the inconvenient exploit. The discipline is structural: the red team must be independent enough to sting and empowered to force changes; its findings must land as plan edits with owners; and "we found nothing" should be treated as a suspicious result, not a passing grade.
How it implements the components¶

This is the one mechanism in the set that produces nothing operational — it exists to make the others fail on paper first. That is also why it is the easiest to hollow out: when a red team is toothless, nothing breaks immediately, so the loss is invisible until a real opponent finds the exploit the review was supposed to catch.
