Timing After-Action Review¶

Reviews whether the action was early, timely, late, over-intense, or ethically questionable, then recalibrates future windows.
A timing after-action review is a structured retrospective ritual that asks, after the fact, whether an action was early, timely, late, over-intense, or ethically questionable relative to the window — and writes the verdict into the organization's memory so future windows are recognized better. Its defining idea is that it evaluates timing separately from action quality, converting timing from folklore into an evidence-updating practice. It is backward-looking and learning-oriented. It does not sense live windows, preposition the next action, or decide launch; it closes the loop after the window has passed.
Example¶
After a humanitarian information campaign in a conflict zone, a unit runs an After-Action Review focused on timing.[n1] It reconstructs what the window actually was, then asks: was the leaflet-and-broadcast campaign launched before the population was receptive (wasting credibility), at the moment of receptivity, or after the rival narrative had hardened (missing the opening)? Did its intensity cross the line into propaganda? What opening signals were visible in hindsight but discounted at the time? The verdict — "launched four days late; the decisive opening signal was the central market reopening, which we discounted" — is written to a register, so the next campaign explicitly watches for that signal. The arc: after the window closes → reconstruct the actual window and score the timing → log the verdict to durable memory → the next window is recognized earlier.
How it works¶
- Backward-looking and blameless — it reconstructs what the window was and how the timing landed, not who to fault.
- Separates timing from quality — a good action mistimed is scored as mistimed, never excused by its content.
- Includes an ethical dimension — was the timing legitimate, or did it exploit a vulnerable moment?
- Writes to durable memory — the point is the update, not the meeting; a finding that is not logged did not happen.
Tuning parameters¶
- Cadence — after every window versus periodic; frequent learns faster but spends attention.
- Scope — a single action versus a whole campaign.
- Candor safeguards — how blameless the setting is; the candor-versus-accountability tension.
- Memory granularity — how specifically findings are logged so they are reusable rather than vague.
- Signal-attribution rigor — how hard the review works to name the specific opening cue that was present or missed, versus settling for a general "we were late"; naming the cue is what makes the next window recognizable, but it takes disciplined reconstruction.
When it helps, and when it misleads¶
Its strength is that it is the mechanism that turns timing into a learnable skill, and the only one positioned to catch false-window overfitting — the drift by which one memorable anecdote becomes timing doctrine — by checking that doctrine against actual outcomes. It is also the sole place where success is not allowed to be credited to charisma or luck when the decisive variable was timing relative to a receiver state.
Its failure mode is hindsight bias: a mistimed-but-lucky action looks well-timed and a well-timed-but-unlucky one looks premature, and a review that is never logged teaches nothing. The classic misuse is running the review to assign blame, which kills the candor the learning depends on. The guarding discipline is to separate timing from outcome luck, keep the setting blameless, and require every finding to update the window memory register — or it did not count.
