Protocol — instantiates Virtue Cultivation Design
Reviews real decisions to examine how stated values were enacted, compromised, neglected, or improved.
Organizations proclaim values; the test is what their actual decisions reveal about the values they operate on. Values-in-Action Review is the recurring group protocol that closes that gap: a team takes a real decision that already happened, reconstructs how it was actually made, and asks whether the stated value was enacted, quietly traded away, or never consulted — then commits to a correction. Its defining move is collective forensic examination of a real, past organizational decision against the values it claimed. Not a rehearsal, not a private diary, not a person's character on trial — a structured, group-run audit of the gap between espoused values and the value-in-use, aimed at adjusting both what the organization reinforces and what it must repair.
Example¶
A newsroom holds a monthly values-in-action review. This month's case is a published investigation where an editor, under deadline, named a confidential source's employer in a way that made the source identifiable — colliding with the paper's stated value of source protection. The review is not a disciplinary hearing; it is a structured reconstruction. The group walks the decision back through its real steps: the source-protection value was invoked early, then eroded under three specific pressures — a competitor about to publish, a lawyer's ambiguous sign-off, and a headline desk that wanted specificity. The protocol asks the diagnostic questions: at which step did the value bend, what did people notice and not notice, what would enacting it fully have cost? The output is twofold. First, an adjustment to what the newsroom reinforces — a hard rule that source-identifiability sign-off cannot be waived for deadline. Second, a repair: how to protect the exposed source now and how to make amends. The review turns a single compromised decision into a sharpened norm and a concrete fix, without putting the editor's worth on trial.
How it works¶
- Select a real, consequential decision. The material is an actual past choice with stakes, chosen because the value was tested — hypotheticals belong to a different mechanism.
- Reconstruct the value-in-use. The group traces how the decision was really made, step by step, to surface which value actually governed it versus the one espoused.
- Locate the gap and its causes. The protocol pinpoints where and why the stated value bent — the specific pressures — rather than concluding that someone lacked virtue.
- Convert findings into reinforcement and repair. Each review closes on two commitments: what the organization will now reward or forbid differently, and what concrete amends the compromised decision requires.
Tuning parameters¶
- Case selection — reviewing failures only versus a mix of exemplary and compromised decisions. Failure-only sharpens correction but breeds defensiveness; including good decisions keeps the room learning rather than bracing.
- Blame stance — system-focused versus person-focused framing. A blameless, decision-focused frame keeps candor alive; drifting toward personal fault turns the protocol into a tribunal and dries up the truth.
- Cadence and scope — frequent narrow reviews versus rare deep ones. Frequent reviews build the habit; deep ones handle the genuinely hard cases but are costly to convene.
- Closure teeth — advisory findings versus binding reinforcement changes. Binding outputs make the review consequential; purely advisory ones risk becoming ceremony.
When it helps, and when it misleads¶
Its strength is that it makes the enacted value legible — it exposes the daily gap between what an organization says it values and the theory-in-use its decisions actually reveal, then closes the loop by changing the reinforcement and mandating repair.[n1] It is the mechanism for the failure mode where values talk floats free of conduct, and it reduces compliance theater by judging live decisions rather than rule-completion.
Its failure mode is the drift into a blame session: the moment participants feel their character is on trial, they stop reporting honestly and the review manufactures defensiveness instead of learning. The classic misuse is the show-trial retrospective that scapegoats one decision-maker while leaving the pressures that produced the compromise fully intact — punishing the person and preserving the system. The guarding discipline is to keep the frame relentlessly on the decision and its conditions, protect the honest reporter, and insist every review end in a system-level reinforcement change or repair, not a verdict on someone's worth.

Values-in-Action Review and Reflective Practice are easy to conflate because both look backward at real action.
