Variant Review Board¶
Procedure — instantiates Unity–Variety Balancing
Reviews proposed variants, exceptions, promotions, retirements, and updates to the core.
A variant review board is a standing procedure — a committee and its cadence — that keeps a unity–variety balance alive over time by reviewing proposed variants, exceptions, promotions, retirements, and changes to the shared core. Its defining move is governance in time: where the other mechanisms define the balance, the board maintains it, deciding case by case whether a variation is legitimate adaptation or drift, promoting repeatedly useful variations into the standard, retiring stale or harmful ones, versioning the core when it must change, and adjudicating exceptions. It is the only sibling whose output is a stream of decisions over time rather than an artifact, template, or document — it acts on the variants the others produce.
Example¶
A supermarket chain runs a store-format and assortment review board that meets monthly. Regional managers bring proposals: a compact urban layout, a bulk-buy suburban layout, a local-produce endcap program. The board judges each against the chain's brand-coherence yardstick — does it still read as this chain, and does it clear margin and safety norms? It grants the bulk-buy layout a six-month pilot with a hard expiry, promotes last year's local-produce endcap (which lifted sales across nine stores) into the standard planogram every store now inherits, and retires a self-checkout-only format that hurt satisfaction. When the promotion changes the standard, the board issues a new planogram version so every store knows which layout is current. Outcome: the chain's formats keep evolving toward what works, without any single store quietly drifting into a different brand.
How it works¶
The procedure cycles on a cadence. It takes in proposed variants and exception requests. It judges each against the core and a coherence yardstick supplied by the identity-defining mechanisms. It decides: approve as a bounded pilot, promote to standard, retire, or reject. When a promotion changes the shared standard, it versions the core so every instance can track the current release. And it sets expiries and re-review dates so exceptions and pilots do not silently become permanent. What distinguishes it from the mechanisms it governs is that it defines none of the core or variation space itself — it rules on the balance others have drawn, over and over, as evidence accumulates.
Tuning parameters¶
- Review cadence — frequent meetings stay responsive to proposals but risk bureaucracy and delay; rare meetings let drift accumulate between sessions.
- Promotion bar — how much evidence a variant must show before becoming standard, trading premature standardization against slow learning.
- Retirement and expiry strictness — how aggressively pilots and exceptions sunset, balancing tidiness against churn.
- Membership breadth — including representatives from affected local contexts versus a central-only panel, trading legitimacy and local knowledge against speed.
When it helps, and when it misleads¶
Its strength is turning the balance into a living process: local wins are promoted into the standard so the whole system learns, while sprawl and fossilization are both held off because every variant is periodically re-judged.
Its failure mode is design by committee — the board debates trivia, blocks by default, and becomes a political bottleneck, the "coherence policing" trap; bikeshedding[1] is its signature pathology, arguing paint colors while real drift passes unexamined. The mirror failure is a rubber-stamp board that approves everything, so variation wins and the core hollows out. The classic misuse is using the board to enforce a central faction's taste under the language of coherence. The guarding discipline is to publish transparent invariant criteria, default to allowing anything inside the boundary, and reserve the board's attention for genuine core-versus-variant questions.
