Wild-Card Quota¶
Generative quota — instantiates Evaluation Criteria Suspension During Divergence
Mandates a minimum number of deliberately extreme, rule-breaking ideas so the option set is forced past the safe and familiar.
The Wild-Card Quota attacks premature convergence with a numerical requirement: the session is not finished until it has produced at least N ideas that deliberately break a rule — that violate the budget, ignore the timeline, defy physics, or insult a sacred constraint. What makes it this mechanism is that it does not merely permit wild ideas, it demands them, and demands a specific count. A no-critique rule removes the penalty for being wild; a Yes-And builds on whatever appears; but only the quota manufactures a hard floor of deviance that the group cannot meet by producing more safe variants. The most familiar ideas are the cheapest to generate, so a group left to its own volume will fill the page with them; the quota makes "one more sensible idea" not count toward the target, forcing generation off the well-worn track.
Example¶
A toy company is designing next year's flagship product and keeps landing on the same territory — another plush animal, another building set. The design lead sets a quota: before lunch, the team must post at least eight ideas that each break one of the company's own rules — the price cap, the safety-testing timeline, the "ages 3+" bracket, or the "must ship flat-packed" logistics rule. To lower the fear of looking foolish, ideas go up anonymously on sticky notes into a shared pile rather than being pitched aloud.
The first few wild cards are silly — a toy that costs more than a car, a "toy" that is just a cardboard box the company mails empty. But the box idea, once anonymized and sitting next to the others, sparks a genuine line: an intentionally unfinished construction kit the child completes with household cardboard, which sidesteps the flat-pack rule the wild card had broken. Meeting the quota of eight forced the team to visit regions of the space — "what if we ship almost nothing?" — that no amount of additional plush-animal brainstorming would have reached. The quota's job ends there; whether the cardboard kit is viable is a later question.
How it works¶
The quota does three things. First, it sets a count and a rule-set to break: N ideas, each violating a named constraint drawn from a constraint-reversal prompt list ("what if it were free? illegal? a thousand times bigger? built by the customer?"). Second, it runs a coverage check against the extremes — not "do we have enough ideas" but "have we hit the required number of genuinely off-limits ones," treating the wild region as a dimension that must be populated. Third, it lowers the social cost of deviance, typically through anonymous posting, so that meeting the quota does not require anyone to personally own an absurd idea. The quota deliberately says nothing about which wild cards are good — its only success condition is that the extreme region got visited at all.
Tuning parameters¶
- Quota size — how many wild cards are required. Too few and the group meets it with token weirdness; too many and later wild cards become noise padding to hit the number.
- Constraint set to violate — which rules are put on the reversal menu (cost, law, physics, scale, ownership). Choosing sacred, load-bearing constraints yields more productive provocation than reversing trivial ones.
- Anonymity depth — fully anonymous pile versus attributed-but-protected. Deeper anonymity frees the most extreme ideas but weakens follow-up ("who meant this and why?").
- Extremeness bar — how far an idea must depart to count as a wild card. A high bar guarantees real deviance but is hard to adjudicate; a low bar lets mild ideas pass as wild.
- Placement in the session — front-loaded to set an adventurous tone, or back-loaded to jolt a group that has settled. Late quotas rescue a stalled space; early ones shape the whole session's range.
When it helps, and when it misleads¶
Its strength is that it defeats the gravitational pull of the familiar with arithmetic rather than exhortation — "be more creative" is ignorable; "post eight rule-breakers or we're not done" is not. It operationalizes Edward de Bono's idea of provocation: a deliberately unreasonable statement used as a stepping-stone to a reasonable one.[n1]
Its failure mode is wildness for its own sake: a group can hit the quota with eight pieces of noise that spark nothing, mistaking transgression for insight, and the harvest of usable stepping-stones can be near zero. Worse, if the guardrails are not held separately, a quota to "break the rules" can be read as license to break the non-suspendable ones — a wild card that violates safety or law is not creativity, it is the archetype's guardrail-loss failure. The classic misuse is scoring the wild cards as candidate solutions ("that one's ridiculous, cut it") the moment they appear, which destroys the stepping-stone before it can be stepped on. The guarding discipline is to require that each wild card be mined for a usable adjacent idea before it is discarded, and to keep the reversible-for-play constraints strictly separate from the floors that never reverse.
