The Wild-Card Workshop is the generative front door of the whole archetype. In a facilitated session, a deliberately mixed group names low-probability/high-impact disruptions, then subjects each to a plausibility screen — why could it occur, what constraint or analogue supports it, what would make it too speculative to keep. Its distinguishing idea is that it is the only divergent step: it manufactures the raw event classes that everything downstream stores, watches, tests, and responds to. It does not store the reasoning (that is the map and the catalog), attack it (that is the red-team), or test it (that is the drill or tabletop) — it produces and disciplines the candidate list that the rest of the machinery consumes.

Example

A regional grid operator convenes a half-day workshop. The facilitator seeds it with horizon-scan prompts, a pre-mortem framing ("it's two years from now and we were blindsided — by what?"), and historical analogues: the 1859 Carrington geomagnetic storm and the 1989 Québec grid collapse, both real. A deliberately mixed room — grid engineers, procurement, communications, and an outside space-weather scientist — generates a slate: a severe geomagnetic storm frying high-voltage transformers, a coordinated cyber-physical attack, simultaneous multi-substation failure, and the collapse of the single vendor who supplies large custom transformers.

Each candidate then meets the plausibility boundary. The transformer-vendor and geomagnetic-storm classes survive with clear analogues; a fantasy variant gets dropped as too speculative to reason about. For the survivors the group sketches a first-pass impact pathway — how a fried transformer bank cascades into rolling regional outages over days. The output is not a plan but a disciplined shortlist of roughly four event classes with rough pathways attached, handed to the contingency map for depth. That shortlist is the thing the whole archetype is built on.

How it works

  • Diverge first. Structured prompts — horizon-scan categories, historical analogues, a pre-mortem — pull possibilities past the normalcy-bias filter that would otherwise dismiss them in the room.
  • Then screen. Each candidate meets the plausibility boundary: why it could occur, what analogue or constraint supports it, and what would make it too speculative to retain.
  • Sketch the pathway. For survivors, trace a first pass of how the disruption would propagate — enough to hand to the map, not the full map itself.

What distinguishes it is that generation and discipline happen in one session: it opens the space that every other mechanism in the archetype then narrows.

Tuning parameters

  • Divergence vs. discipline — how wide to open imagination before the plausibility filter comes down. Open too little and normalcy bias wins; too much and you drown in fantasy.
  • Room composition — homogeneous rooms miss wild cards outside their shared experience. Outside and adversarial voices widen coverage, at the cost of speed and comfort.
  • Plausibility bar — where "too speculative to retain" sits. Set it high to stay credible, low to avoid ruling out the genuinely rare.
  • Framing device — free brainstorm vs. structured pre-mortem vs. analogue-driven generation; each framing surfaces a different set of blind spots.
  • Event-class grain — how tightly to define each class: specific enough to reason about, broad enough that readiness doesn't hinge on exact prediction.

When it helps, and when it misleads

Its strength is that it breaks the silence around uncomfortable, politically inconvenient possibilities and converts them into namable classes cheaply — it is the lowest-cost way a system has to become less blind.

Its central failure mode is that what a room generates is skewed by the availability heuristic[n1]: vivid, recent, media-salient disasters crowd out the un-imagined wild card that actually matters, and groupthink converges the list too early.
