The Diagnostic Story¶
Symptom: Learners who already know the basics wait through redundant material while others need more entry support. A single assignment format measures comfort with the format more than the intended capability. Some learners appear unmotivated when the real issue is a mismatch between path, prerequisite, context, or access conditions. Pathway choices proliferate until the program becomes hard to manage and no longer converges on a shared standard.
Pivot: Define a shared capability standard first, then map meaningful learner variation, create pathway and support variants that respond to that variation, match learners to routes transparently, and monitor convergence with fairness and rigor checks.
Resolution: More learners reach the shared capability because avoidable route barriers are removed. Advanced learners can deepen without abandoning the common target, struggling or constrained learners receive targeted support before gaps compound, and assessment becomes more credible across varied routes.

Diagnostic problem
A uniform learning route is applied to a heterogeneous population and predictably produces divergent outcomes, including simultaneous underchallenge and overload.
What this problem means
The structural problem is mismatch between uniform route design and heterogeneous learner conditions. A single route appears fair because everyone receives the same thing, but the actual effect may be unequal: some people face irrelevant barriers, some already possess prerequisites, and some need different examples or support to access the target.
The opposite failure is also common. Designers respond to variation by proliferating choices, tracks, accommodations, and custom assignments until no one can tell whether the pathways still share a standard. The archetype therefore solves a double problem: too little route variation blocks access, while ungoverned variation erodes comparability.
