Arrays every actor action against every structural condition in one grid, forcing each cell to carry dated evidence, a causal role, and an effect so that unsupported claims and empty cells become visible.
Before anyone argues about how much credit a person deserves, you can lay the whole dispute out as a grid. The Actor–Structure Evidence Matrix puts actor actions on one axis and structural conditions on the other, and demands that every intersection be filled with three things: the dated evidence that the pairing existed, the causal role the action played under that condition, and the effect that followed. Its distinctive move is coverage, not narration — it never tells a story or follows a chain. It simply refuses to let a claim stay implicit: a cell is either backed by evidence or marked empty, and the empty cells are the payoff, because they mark exactly where a confident attribution rests on nothing.
Example¶
A mid-size appliance manufacturer emerges from three bad years, and the trade press credits its new chief executive with the turnaround. An analyst builds the matrix instead of accepting the headline. Rows: the CEO's moves (discontinued a product line, refinanced the debt, replaced the head of sales); the finance team's actions; the plant managers'; the distributors'. Columns: the structural conditions across those years — a loosening credit market, an expiring labor contract, a larger rival sliding toward bankruptcy, and a new big-box distribution channel opening up.
Filling the grid forces evidence onto every claim. The cell where the CEO's decisions meet the sales recovery turns out nearly empty: the board minutes show the rebound tracking the rival's exit from the category, a structural windfall the turnaround narrative had quietly folded into the chief executive's ledger. Two genuinely CEO-driven cells survive with strong evidence — the refinancing and the product cut. The matrix's outcome is not a verdict but a redistribution: credit that had pooled on one figure is spread across a decision, a windfall, and the distributors who worked the new channel.
How it works¶
- Enumerate both axes first. List every candidate actor-action as a row and every structural condition as a column before coding anything, so the frame is not built to flatter a protagonist already chosen.
- Code each cell as a triple. Evidence (with a date and a source), the causal role the action played under that condition (initiated, enabled, accelerated, blocked, executed, legitimated, symbolized), and the observed effect.
- Mark empties explicitly. An intersection with no evidence is written as empty, never skipped — silent omission is how a grid lies.
- Read both directions. Down a column shows a structural condition doing work no actor is getting credit for; across a row shows an actor credited far beyond the cells the evidence actually fills.
Tuning parameters¶
- Row grain — one row per discrete act versus one per aggregated program. Fine grain surfaces which specific decision carried weight but multiplies empty cells; coarse grain reads easily but hides where the evidence really sits.
- Column taxonomy — how the structural conditions are cut (by institution, resource, norm, inherited path). The cut decides what becomes visible; a lazy taxonomy lets a condition disappear into "context."
- Evidence bar — how strong a source a cell needs before it counts as filled. A high bar leaves an honest, sparse grid; a low bar fills cells with hearsay and manufactures false coverage.
- Empty-cell policy — how hard you hunt for negative evidence before declaring a cell empty rather than merely unknown.
When it helps, and when it misleads¶
Its strength is that it converts a rhetorical credit fight into a coverage problem: protagonist capture becomes visible the moment one actor's row is dense and the surrounding structural columns are blank. It is the cheapest defense against a hero narrative, because it needs no counterfactual — only bookkeeping.
Its failure mode is subtler than it looks: you can only code cells you have documents for, and archive-rich actors (executives, founders, commanders) leave far more documents than the people who implemented or resisted them. So a densely filled row can reflect a well-kept archive rather than a large causal effect, and the grid can quietly launder that asymmetry into apparent causal weight — an argument from silence running in reverse.[n1] The classic misuse is ranking actors by how many cells they fill. The guarding discipline is to weight cells by evidence quality, not count, and to treat an empty cell as unknown rather than zero — which is precisely why a companion provenance audit is needed to explain the emptiness.

The matrix is deliberately theory-neutral bookkeeping: it exposes where an attribution is unsupported but never decides the attribution itself.
