Where most responses to a contradiction start by choosing a side, a Both/And Design Session starts by refusing to. It is a generative working session whose whole discipline is to invent concrete design options that carry the legitimate aim of each pole forward at once — and then, crucially, to name what each option still sacrifices, so "both/and" never becomes a slogan that hides a real loss. Its defining move is creation under a constraint: the constraint is "no option is allowed on the board unless it preserves something both sides genuinely need," and the output is not a verdict or a validated premise but a small set of buildable designs, each stamped with the tension it does not resolve. It produces reframes you can construct, not reframes you can only assert.

Example

An architecture firm is designing a passive house and is stuck on a contradiction the client keeps posing as either/or: the envelope must be airtight enough to hit the energy target, yet the rooms must have continuous fresh air. Sealed tight, the air goes stale; opened up, the energy budget blows. The team runs a Both/And Design Session.

Rather than trade tightness against ventilation on a slider, they generate candidate reframes that hold both: a mechanical heat-recovery ventilation system that supplies constant fresh air while reclaiming most of the outgoing heat; a zoned scheme that seals sleeping areas and vents living areas on demand; an operable-window override layered on top of the mechanical baseline. Each becomes a concrete design option with a next build move attached — spec the recovery unit, model the zoning, cost the override. And each carries an honest residue note: the recovery unit adds capital cost and a filter-maintenance obligation the owner must accept; the zoned scheme complicates the controls. The session's product is three designs the client can actually choose among, each labeled with what it still costs — not a claim that airtightness and fresh air were secretly never in tension.[n1]

How it works

  • Frame the two aims as keepers, not options. Restate each pole as a legitimate value that must survive — "reclaim the heat" and "keep the air fresh" — rather than as positions to be traded off.
  • Generate designs that hold both. Produce candidate reframes as buildable options, each engineered to carry both aims at once; quantity first, so the room isn't anchored on the first compromise.
  • Attach an action to each. Every surviving option gets a concrete next move — a spec, a prototype, a cost model — so the session ends in design work, not appreciation.
  • Stamp the residual sacrifice. For each option, state plainly what it still gives up or defers, so the "both/and" is honest about its price and future review knows what to watch.

Tuning parameters

  • Divergence budget — how long the room stays in option-generation before converging. More divergence surfaces genuinely novel both/and designs but costs time and can overwhelm the client with choices.
  • Both-poles strictness — how firmly an option is rejected for shortchanging one aim. Strict keeping resists lazy compromise; too strict and no buildable option survives.
  • Residue candor — how bluntly each option's sacrifice is named. High candor prevents slogan-thinking but can make an otherwise good design feel weaker than a rival whose costs went unstated.
  • Participant mix — whose interests are in the room. Broader inclusion catches sacrifices the designers would miss but slows convergence and can dilute the design vision.

When it helps, and when it misleads

Its strength is that it converts a stuck either/or into a menu of constructible designs, each honest about its cost — turning "we can't have both" into "here are three ways to have most of both, and here's what each still costs." Because it ends in action moves, it resists the failure where a group feels wiser after reframing but builds nothing.

Its characteristic misuse is lazy both/and: declaring that a design honors both poles while quietly starving one, so a real tradeoff is laundered into feel-good language. The residue stamp is precisely the guard against this — an option with no stated sacrifice is a red flag, not a triumph, because almost every genuine both/and defers something. The discipline is to treat any option whose residue note is blank as unfinished, and to keep the sacrifice written in the same plain terms as the benefit, so the session cannot congratulate itself into hiding the loss.
