How it works

  • Convene the people who hold the pieces, with an impartial facilitator whose only job is to keep the map honest and keep any one participant from steering blame.

  • Test the two failure edges. Actively check whether the map is collapsing onto one person, or diffusing so broadly that accountability evaporates, and correct the balance before the map leaves the room.

Tuning parameters

  • Contribution taxonomy granularity — how many distinct responsibility types the map uses. Finer categories separate action from authority more precisely but slow the session and can over-formalise a simple event.
