A Counter-Script Review is the adversary you invite in on purpose. Its defining move is generating rivals: for whatever script is currently being applied, it deliberately surfaces the plausible alternative scripts — the culturally different reading, the benign explanation, the reading the least-powerful participant would give — and asks whether the facts really favor the working script over those rivals. It is proactive and independent of any specific failure; it runs precisely when everything seems to be going normally, because that is when an ill-fitting or stereotyped script does its quiet damage. Its output is not a fix but a calibrated confidence label and, sometimes, a swap to a better-fitting script.

Example

A middle-school teacher notices a student who has stopped turning in work, avoids eye contact, and gives short answers. The ready script is "disengaged / oppositional." A counter-script review interrupts the auto-pilot. It pulls rival scripts from the library: undiagnosed hearing loss (the short answers track questions the student didn't fully catch), home-caretaking burden (missing homework clusters on days after late shifts), anxiety (avoidance, not defiance). It adds the participant-perspective layer by asking how the student and a parent would each narrate the same week. Weighing the evidence, the "oppositional" reading turns out to rest mostly on the teacher's default, so its fit confidence is stamped low, and a hearing-screen referral goes out before any discipline. The point of the review is not that "oppositional" was certainly wrong — it is that it was being applied with unearned confidence, and the review forced that confidence to be stated and tested.

How it works

The review is structured around a maintained counter-script library — a curated set of the rival readings that most often turn out to apply to each situation class, including the culturally specific and the least-charitable-to-the-observer ones. For the case at hand it walks each rival, asking what evidence would distinguish it from the working script and whether that evidence was actually gathered or merely assumed. It layers in participant perspectives, deliberately voicing how the same events read from the position of someone with less power or different background. It closes by assigning an explicit fit-confidence label to the working script — the honest probability that it, and not a rival, is the right frame. Crucially, the review flags and re-frames; it does not itself rewrite the canonical script.

Tuning parameters

  • Library breadth — how many rival scripts are kept in play. Broad libraries catch rare misreadings but slow every review and risk paralysis-by-alternatives.
  • Trigger scope — whether the review runs on every case, on flagged high-stakes cases, or on a random audit sample. Universal review is thorough but expensive; sampling catches systemic bias without taxing routine work.
  • Perspective set — which and how many stakeholder viewpoints are voiced. More viewpoints surface more blind spots but dilute focus on the decisive one.
  • Confidence granularity — whether fit is labeled coarsely (high / low) or on a finer scale. Finer labels carry more information but invite false precision about an inherently soft judgment.

When it helps, and when it misleads

Its strength is unmasking premature closure and stereotype — cases where the situation was "recognized" too fast on cues that fit a familiar template but not this person. It is a working counter to the fundamental attribution error, the reflex to explain others' behavior by disposition ("oppositional")[1] while discounting their situation.

Its failure mode is ritualization: a review run as a box-tick generates token alternatives nobody believes and rubber-stamps the original with a reassuring "we considered other views." Overused, it can also breed decision paralysis, every case dissolving into equally-weighted possibilities. The discipline is to demand that each rival name the evidence that would distinguish it — a counter-script you cannot say how to test is not a real alternative, and a working script that survives genuine rivals has earned its confidence label rather than merely dodged one.
