Counterfactual Breakpoint Analysis¶
Counterfactual analysis — instantiates Structural Constraint Identification and Lock-In
Rewinds a single case to its decision junctures and asks, at each, whether a plausibly available different choice would have broken the path — locating the moments where the outcome was actually contingent.
Once a system is locked in, its history reads as a straight line to the present. Counterfactual Breakpoint Analysis interrogates that line one juncture at a time. It walks the case's own timeline backward, stops at each moment where a real decision was made or a fork was open, and asks a disciplined counterfactual: had an actually-available alternative been taken here, would the path have diverged, or would it have re-converged to the same place anyway? A juncture where a plausible alternative would have broken the trajectory is a breakpoint — a moment when the outcome was genuinely contingent. A juncture where every available alternative leads back to the same outcome shows the constraint was already binding by then. The distinguishing commitment is that it reasons within one case's actual history, using only choices that were on the table at the time, not hypotheticals no one could have taken.
Example¶
A city's 911 dispatch runs on a single proprietary radio and computer-aided-dispatch vendor, and every renewal is now uncontestable: the vendor knows it, and the price climbs. An analyst asked to explain the lock-in rewinds the timeline rather than accepting "there was no alternative." Three junctures surface: the original 1998 award, a 2006 mid-life renewal, and a 2014 regional interoperability grant.
At the 1998 juncture, the counterfactual probe finds no real fork — open standards for this equipment barely existed, so choosing otherwise wasn't available; that constraint was genuinely binding. But at the 2006 renewal, a competing open-interface product did exist and a neighboring county had adopted it — a plausible alternative was on the table, and taking it would likely have broken the single-vendor path before switching costs ballooned. That juncture is flagged as a true breakpoint, and the agency-window register records that decision-makers had discretion there and did not use it (the incumbent's bundled discount made staying the path of least resistance). The 2014 grant is logged as a narrower residual window — reversal was possible but far costlier. The output is a timeline with one clear missed breakpoint, which reframes the story from "we were trapped" to "we were trapped after 2006, and here is why."
How it works¶
The method pairs a timeline with a probe applied at each node. First it reconstructs the path-dependency timeline: the sequence of choices and conditions that narrowed later options, marking where each option set shrank. Then at each node it runs the counterfactual as a minimal, plausible rewrite — change one decision to an alternative that genuinely existed then, hold everything prior fixed, and trace forward.[1] If the rewritten history re-converges to the same lock-in, the node was not a breakpoint and the constraint was already doing the work; if it diverges, the node is a breakpoint and the outcome was contingent there. Each breakpoint is annotated with an agency-window entry: who held discretion, how wide the window was, and how long it stayed open before switching costs or dependencies closed it. The product is a contingency profile over time, not a single verdict.
Tuning parameters¶
- Counterfactual plausibility bar — how available an alternative had to be to count. A strict bar (only choices actually proposed at the time) avoids fantasy but may miss real forks; a loose bar invents options no one had.
- Timeline granularity — how finely the history is sliced into junctures. Finer slicing finds more candidate breakpoints but multiplies speculative what-ifs.
- Rewrite depth — how far downstream you trace each altered choice before judging re-convergence. Shallow traces miss delayed divergence; deep traces compound uncertainty.
- Window-width scoring — how generously a still-open reversal counts as a live agency window versus a closed one, which sets how much residual agency the analysis preserves.
When it helps, and when it misleads¶
Its strength is that it is the archetype's sharpest guard against fatalism: by locating the specific moments when a different choice would have mattered, it converts "it had to happen" into "it became inevitable at this point, for this reason," preserving agency exactly where agency existed. It also disciplines blame — a missed breakpoint is a decision, not a fate.
Its failure mode is the seductiveness of counterfactuals: it is easy to imagine an alternative that feels available in hindsight but wasn't, inflating contingency and producing armchair regret. The mirror error is re-convergence blindness — assuming a single changed choice would have broken the path when powerful feedbacks would have restored it regardless.[n1] The guarding discipline is to admit only alternatives with contemporaneous evidence that someone could have chosen them, and to trace each rewrite far enough forward to test whether the path snaps back before calling a node a breakpoint.
How it implements the components¶
