Facilitated workshop — instantiates Multi-Dimensional Solution Space Exploration
A facilitated kickoff workshop that surfaces the dominant framing, names the solution dimensions worth exploring, de-conflates axes that are secretly coupled, and assigns an owner to each dimension.
A Design Dimension Workshop is the setup event that decides what axes exist before anyone generates a single alternative. Its one defining job is to convert a vague design question into an explicit, ownable set of dimensions — and to do that honestly, which means surfacing the framing the team has already fallen into, testing whether each proposed axis is genuinely variable or merely a restated constraint, checking that two "different" axes are not secretly the same thing, and giving every dimension a named owner responsible for exploring it. It produces the scaffolding on which later generation, recording, and recombination all hang. It does not itself produce the mass of alternatives — that comes after — and it does not combine axes; it merely establishes them.
Example¶
A university is redesigning its large introductory engineering course, and the room arrives pre-framed: "it's a lecture-plus-exam course; we're choosing which topics to cut." The workshop's first move is to name that dominant frame out loud so it can be challenged. The group then brainstorms candidate axes and prunes to the ones that carry real variation: delivery mode, assessment model, cohort structure, content sequencing, student-support model, and industry connection. The conflation check earns its keep here — the team had been treating "project-based" and "team-graded" as one thing, silently collapsing assessment into cohort structure; separating them reveals a project course that is individually graded and a lecture course that is team-graded, two options that were invisible while the axes were fused. Finally each dimension gets an owner: a faculty member takes assessment, a TA lead takes cohort structure, an advising staffer takes the support model. What leaves the room is not a design but a dimension set with owners, ready for independent exploration.
How it works¶
- Surface the dominant framing. Say the team's current default aloud — the solution family it is already gravitating toward — so it stops operating invisibly.
- Name candidate dimensions, then prune to those that show meaningful variation for this decision, dropping any that are fixed constraints in disguise.
- Run the conflation check. For each pair of axes, ask whether they are secretly coupled or whether one "axis" is actually just a value of another; separate what has been fused.
- Assign owners. Give each surviving dimension a named person accountable for exploring it, and deliberately seat at least one axis no current stakeholder already champions.
Tuning parameters¶
- Dimension count — how many axes make the cut. A small set is easy to explore but may miss crucial variation; a large set improves coverage but courts combinatorial explosion downstream.
- Axis-versus-constraint strictness — how hard each candidate is tested for genuine variability. Strict testing keeps the set honest; loose testing lets fixed constraints pose as choices.
- Conflation sensitivity — how aggressively the team hunts for hidden coupling between axes. High sensitivity separates more, at the cost of splitting hairs.
- Participant breadth — how many perspectives are in the room. Broader input surfaces more axes but slows convergence on the set.
- Ownership model — one owner per axis versus shared. Single ownership sharpens accountability; shared ownership spreads load but can diffuse it.
When it helps, and when it misleads¶
Its strength is that it breaks the dominant frame before generation begins, defeating the anchoring[n1] by which a team's first solution family silently constrains everything that follows, and it exposes hidden conflations early — while separating two axes is still cheap. It is also where cross-stakeholder disagreement becomes legible: once each person's implicit axis is named, an argument that felt like a clash of opinions is revealed as two people optimizing different dimensions.
Its characteristic failure is tokenistic dimensioning — axes named after departments or org-chart boxes rather than after real variation, so the "dimension set" merely restates existing silos and the exploration that follows discovers nothing new. A related trap is naming so many axes that downstream generation and recombination explode combinatorially. The classic misuse is letting the reporting structure define the axes: one dimension per team, which guarantees the search stays inside the organization's current mental model. The guarding discipline is to test every axis for genuine variation and independence, and to insist on at least one dimension that no seated stakeholder currently owns.
