Independent-Axis Brainstorming Rounds is the generation engine of the archetype, and its one defining discipline is isolation by axis: instead of brainstorming "solutions," the team runs a separate, timed round for each dimension — a round only on materials, then a round only on cost model, then a round only on delivery channel — never letting one axis's thinking contaminate another's. Two ground-rules govern every round: judgment is deferred (no feasibility or preference screening while ideas are still forming) and a quota must be met (a minimum number of alternatives per axis, deliberately including a few non-dominant, counter-framing options). The isolation is the point — generating fabric ideas without cost-anxiety in the room is what keeps "cheap must mean flimsy" from strangling the fabric axis before it opens. It fills axes with alternatives; it does not decide which axes exist, and it does not combine them.

Example

A natural-history museum is designing a new permanent exhibit and has already fixed its axes: visitor path, interactivity level, narrative frame, and accessibility approach. Rather than a free-for-all "exhibit ideas" session, the team runs the rounds separately. The narrative-frame round produces eight framings in twelve minutes — chronological, thematic-by-ecosystem, a single-specimen first-person account, a mystery-to-be-solved, a controversy-driven debate, and more — with judgment suspended so no one kills the controversy idea for being "too risky" mid-round, per Osborn's classic ground-rules.[1] The quota for the round is six, with at least two deliberately counter-framing entries; the team clears it. Then a wholly separate round does interactivity, and another does accessibility. Because cost and buildability are held off during each round (the standing charter permits it), the accessibility round yields options a budget-anchored discussion would have never voiced. What emerges is a well-stocked per-axis option pool, deep on every dimension rather than deep on one and empty on the rest.

How it works

  • One axis per round, timeboxed. Each round explores a single dimension; nothing else is on the table.
  • Defer judgment. No critique, costing, or feasibility screening inside a round — those come later, at convergence.
  • Hit the quota. Each axis must reach its minimum count of alternatives before the round closes.
  • Inject counter-framing. Require a set fraction of each round's options to be deliberately non-dominant, so the quota measures real spread rather than variations on one idea.
  • Keep axes isolated. Actively prevent one dimension's constraints from leaking into another's round.

Tuning parameters

  • Quota size — the minimum alternatives required per axis. Larger quotas force depth but risk padding with near-duplicates.
  • Counter-framing fraction — how many options must be deliberately non-dominant. A higher fraction guarantees spread but can feel forced.
  • Round timebox — how long each single-axis round runs. Tight boxes keep energy up; loose ones allow deeper exploration but drain momentum.
  • Isolation strictness — how firmly other axes are kept out of a round. Strict isolation prevents conflation but can make participants lose sight of the whole.
  • Participant rotation — whether the same group runs every axis or fresh eyes rotate in per round.

When it helps, and when it misleads

Its strength is guaranteeing that every axis gets real depth rather than the team piling all its energy into the one dimension it finds easy, and the isolation itself does quiet work: generating options for one axis without another's constraints in the room is a structural defense against conflation. The deferral rule keeps promising-but-fragile ideas alive long enough to be examined.

Its characteristic failure is quota theater — hitting the numeric minimum with a cluster of near-identical variants, so the count says "diverse" while the pool is really one idea wearing five hats. A subtler failure is isolation so strict that participants forget the whole problem and generate options that can never combine into anything coherent. The classic misuse is running the rounds without the counter-framing requirement, which lets the group's default framing quietly win every round. The guarding discipline is to enforce the counter-framing minimum and run a quick de-duplication pass, so the quota measures genuine variety rather than variant-spam — an informal self-check, not a formal scoring step.

How it implements the components

  • diversity_quota_or_minimum — the per-axis minimum count, with its mandatory counter-framing fraction, is the mechanism's core rule: it is what makes "we explored this axis" a checkable claim.
  • constraint_deferral_rule — each round enacts the deferral in the moment, holding feasibility and preference judgment off the table while alternatives are still forming.
