Horizon-Split Forecast Canvas¶
Template — instantiates Horizon-Calibrated Impact Forecasting
A fixed grid — short, medium, and long horizon rows against expected-impact, evidence, confidence-band, posture, and revision-trigger columns — that a team fills in so the impact claim cannot be stated as one undifferentiated number.
Some mechanisms are procedures; this one is an artifact. The Horizon-Split Forecast Canvas is a single-page grid whose structure does the work: rows are short-, medium-, and long-horizon; columns force, for each, an expected impact, its evidence, a confidence band, an action posture, and a revision trigger. The moment a team tries to write the forecast on it, the canvas makes a single-number impact claim literally impossible — there is no cell for "how big will this be," only cells for "how big, over what horizon, on what evidence, with what confidence." Its distinguishing property is that it is the fillable container that holds a horizon-split forecast, not a method that interrogates confusion — you fill it in, and its empty cells are visible admissions of what you don't yet know.
Example¶
A retail bank is forecasting the impact of open-banking rails and instant-payment schemes. On the canvas, the short-horizon row (next 12 months) reads: modest — a handful of fintech integrations, low consumer awareness; evidence: current API traffic; confidence band: narrow-and-high; posture: bounded experiment; trigger: monthly active third-party connections. The medium row (1–3 years): material — payments migrating off cards for some segments; band: moderate. The long row (3–10 years): potentially structural — erosion of interchange revenue and disintermediation of the card networks; evidence: thin; band: deliberately wide; posture: monitor and preserve optionality; trigger: regulatory mandates and merchant adoption curves.
Filled in, the canvas immediately exposes what the old one-line forecast hid: the short-horizon cell is confident and small, the long-horizon cell is uncertain and large, and treating them as one number had been averaging away both the near-term restraint and the long-term stakes. The blank evidence cell under the long horizon is itself the finding.[n1]
How it works¶
The template is the method. Its structure enforces four things a free-text forecast omits: mandatory horizon separation (three rows, no shared cell); a required confidence band per row so uncertainty is stated, not implied; a revision-trigger cell per row so the forecast has a built-in expiry; and visible empty cells that flag missing evidence rather than papering over it. It is deliberately thin and shareable — a scaffold to be filled by the analytic mechanisms, not a substitute for them.
Tuning parameters¶
- Horizon rows and boundaries — how many bands and where they fall, set to the domain's lifecycle timing rather than default calendar years.
- Mandatory columns — which cells cannot be left blank (impact, evidence, band) versus optional ones. More mandatory cells force rigor but raise the cost of filling it.
- Band representation — qualitative high/medium/low or a numeric range per row, traded against the false precision numbers invite in a lightweight template.
- Grain — a one-page executive canvas or a detailed multi-tab workbook; the former gets used, the latter gets abandoned.
When it helps, and when it misleads¶
Its strength is cheapness and legibility: it makes horizon omissions and unstated uncertainty impossible to hide, and because everyone fills the same grid it forces a shared, comparable forecast across a team in an afternoon.
Its failure mode is the classic hazard of any template — a fully filled canvas looks rigorous regardless of whether its cells contain evidence or guesses, so it can manufacture false confidence and degrade into box-ticking. A neatly completed grid of vibes is more dangerous than an honest blank one. The guarding discipline is to treat the canvas as a prompt for evidence rather than evidence itself, and to require each confidence band to be signed off as reflecting real uncertainty, not decorative hedging.
How it implements the components¶
horizon_segmented_impact_claim— the rows are the segmentation; the artifact structurally forbids a single undifferentiated claim.confidence_band_by_horizon— a mandatory band column captures a separate, per-horizon uncertainty range in every row.
The canvas provides an empty posture cell but does not itself decide the action_portfolio_by_horizon — that is filled by Three-Horizons Impact Review (its nearest twin, which supplies the postures) and Staged Option Investment Plan; nor does it build the base_rate_and_reference_class_anchor that populates its evidence cells. The canvas is the grid those methods write into, not the method itself.
