Influence-Response Decision Tree¶
Decision-support tool — instantiates Outside-Authority Influence Channel Mapping
Routes each mapped influence channel through a branching test — legitimate input or de facto override? — to the proportionate response the situation warrants.
Mapping channels and scoring their leverage still leaves the hardest step: deciding what to actually do about each one, without over-reacting to ordinary stakeholder contact or under-reacting to quiet capture. Influence-Response Decision Tree is the routing logic that closes that gap. For each identified channel it runs an ordered set of branch questions — is this legitimate input or de facto override? is it transparent or hidden? proportionate or coercive? — and lands on the matching response, along a graded ladder that runs from "preserve as ordinary input" through disclosure, formalization, and recusal to escalation. Its one distinguishing idea is classification-to-response selection: it does not map channels and it does not execute controls; it decides which channel earns which treatment, so responses across many cases are consistent and proportionate rather than improvised case by case.
Example¶
An open-source software foundation stewards a project that thousands of companies depend on. In one month three influence attempts arrive, and the tree routes each. A corporate sponsor requests a feature on the roadmap: the branch test finds it legitimate, transparent, and proportionate — so the response is "accept as ordinary roadmap input, logged like any other." A long-time volunteer maintainer with deep expertise pushes hard for an architecture change: legitimate, but the tree's "undue weight" branch flags that one voice is steering a shared asset — so the response is "accept into normal review, with a second reviewer."
The third is a major donor who hints that continued funding depends on getting a permanent governance seat. That path runs straight down the tree to the "funding conditioned on control" leaf, which the classifier marks as de facto override — and the response escalates: disclose the ask, and firewall the funding relationship from governance decisions. One tree, three defensible, consistent, and very different outcomes.
How it works¶
- Order the branch questions so the most decisive test comes first — typically legitimacy, then transparency, then dependency or coercion, then criticality.
- Classify each channel by walking it down the branches to a terminal leaf.
- Map each leaf to a graded response on a proportionality ladder, from "leave as normal input" to "escalate."
- Apply the same tree to every channel and record the path taken, so the response is consistent across cases and explainable afterward.
The distinguishing move is that it is the selector: it turns a scored, mapped channel into a chosen response, and its value is consistency across many cases rather than depth on any one.
Tuning parameters¶
- Branch questions and their order — what you test first dominates every downstream classification; reorder the branches and the same channel can land on a different leaf.
- Response-ladder granularity — a few coarse tiers, or many fine ones. Fine tiers proportion the response closely but are harder to apply consistently.
- Branch thresholds — where "legitimate input" tips into "de facto override," or "transparent" into "hidden." Loose thresholds under-respond; tight ones over-respond.
- Who applies it — self-serve by the channel owner, or adjudicated by a reviewer. Self-serve scales; adjudication resists gaming.
- Override and appeal path — whether an odd case can be escalated off the tree. An escape hatch handles novelty but, over-used, dissolves the consistency the tree exists to provide.
When it helps, and when it misleads¶
Its strength is proportionality and consistency: like channels get like treatment, and the jump to a heavy control — recusal, escalation — is reasoned from an explicit path rather than reached for by reflex or nerve. It operationalizes the governing principle that a response should match the severity of what it answers[1].
Its central failure mode is that a tree is only as good as its branch definitions: a poorly-set "input vs override" threshold mislabels every case that flows through it, and the clean flowchart lends false precision to that error. A rigid tree also mis-handles the genuinely novel channel that fits no branch, forcing it into the nearest ill-fitting leaf. And whoever frames the inputs to the branches can steer the outcome. The discipline that keeps it honest is to keep an explicit escalation path for cases the tree handles badly, to revisit the thresholds as real cases accumulate, and to remember that the tree selects a response but relies on the map and the leverage score to have described the channel honestly in the first place.
How it implements the components¶
legitimate_input_vs_override_classifier— the tree's opening branches perform exactly this separation: visible, contestable, proportionate input on one side; hidden leverage or de facto command on the other.proportionate_channel_response— each terminal leaf assigns the graded, proportionate response the channel warrants, from preservation through disclosure and firewalling to escalation.
It selects a response but does not carry one out — executing a recusal or firewall (formal_authority_boundary_map, sovereign_decision_domain_definition) is the Recusal and Firewall Protocol, its nearest twin: this tree chooses, that protocol acts. It also does not build the channel map it reads (influence_channel_inventory, the External Influence Channel Matrix) or price refusal (leverage_and_dependency_assessment, the Refusal-Cost Scenario Test).
