Pathway Assumption Review¶
Review ritual — instantiates Backcasting Pathway Design
Periodically re-tests the assumptions and endpoint criteria the backcast rests on, firing when a monitoring trigger says the pathway may no longer hold.
A Pathway Assumption Review is a recurring ritual whose single subject is the assumptions a backcast quietly depends on — causal ("X really does enable Y"), resource, stakeholder, and timing assumptions — plus whether the endpoint's own success criteria still describe what "done" should mean. Its defining move is scheduled doubt: at set intervals, or whenever a monitoring trigger fires, it deliberately asks whether the reasons the pathway was drawn are still true, and forces an explicit choice between revising the pathway and revising the endpoint. It is not a status meeting about task progress; it interrogates the load-bearing beliefs beneath the plan, and its most important output is catching silent endpoint erosion before it turns the backcast into incrementalism.
Example¶
A regional transport authority is running a decade-long backcast to a fully electrified rail network. Every six months the assumption review convenes and tests the beliefs the pathway rests on: that battery-electric units will be cost-competitive by a target year (a technology assumption), that a national electrification subsidy will persist (a policy and stakeholder assumption), and that ridership will recover to a modeled level (a demand assumption). Between sessions, a monitoring trigger — the subsidy being placed under legislative review — fires an off-cycle meeting. The review finds the subsidy assumption newly shaky and asks the sharp question the ritual exists for: do we revise the pathway (secure alternative financing for the same endpoint) or revise the endpoint (settle for a smaller electrified core)? It records the choice explicitly as a pathway revision, so the endpoint's success criteria are changed only on purpose, never by silence.
How it works¶
- Enumerate the load-bearing assumptions explicitly — causal, resource, stakeholder, timing.
- Attach monitoring triggers — observable conditions that should prompt an off-cycle review.
- Test each assumption against current evidence at each session.
- Re-check the endpoint's success criteria for silent drift.
- Force the "revise pathway versus revise endpoint" decision and record which was chosen.

Tuning parameters¶
- Review cadence — frequent versus sparse. Frequent catches drift early but spends attention; sparse is cheap but detects late.
- Trigger sensitivity — how easily a monitoring trigger fires an off-cycle review. Too sensitive breeds alarm fatigue; too dull detects too late.
- Assumption-inventory depth — how many of the pathway's beliefs are formally tracked.
- Revision authority — whether the review may itself revise the endpoint or only recommend a change upward.
- Evidence bar — how much new evidence is required before an assumption is overturned.
When it helps, and when it misleads¶
Its strength is that it is the archetype's defense against endpoint erosion and against a pathway that stays confidently pointed at a future its own assumptions no longer support; assumption-based planning is the named discipline it applies. Its failure mode is ritual theater: the review meets on schedule but rubber-stamps the existing assumptions rather than genuinely trying to falsify them, so nothing is revised until the endpoint is already at risk. The classic misuse is using it to quietly erode the endpoint — repeatedly "revising the pathway" in ways that shrink the goal without ever admitting the endpoint changed. The guarding discipline is to keep the "revise pathway versus revise endpoint" choice explicit and recorded every time, holding the success criteria as the reference so a shrinking goal cannot pass itself off as a mere pathway tweak.

It tests whether the pathway still holds but does not run it: it does not track the near-term present_commitment ledger — that is the Present Commitment Register, its nearest cousin (both hang work on a monitoring trigger, but the register attaches triggers to commitments while this review attaches them to assumptions) — nor does it assign pathway_owners or model feasibility_constraints (Future-State Implementation Plan).
