Sustainability Backcasting Session¶
Facilitated method — instantiates Backcasting Pathway Design
Runs a facilitated group from a principle-defined sustainable endpoint back through the gap in today's baseline to the first moves that close it.
A Sustainability Backcasting Session fixes the endpoint by an external, normative frame — a set of sustainability principles the organization treats as non-negotiable — and then holds today's operations up against that frame to size the gap. Its defining move is establishing and gap-checking a principle-fixed future, not deriving the route to it. It converts a slogan ("we want to be sustainable") into an endpoint stated as observable conditions plus the success criteria that make each one testable, and it measures the current baseline against those criteria so the size and shape of the gap are explicit before anyone plans a path. Its center of gravity is the pair endpoint + baseline — everything downstream of that gap it hands to other mechanisms.
Example¶
A mid-sized coffee-roasting company convenes a two-day facilitated session. The facilitator opens with a fixed frame of sustainability principles rather than an open brainstorm, and the group translates them into a concrete endpoint: all green coffee sourced under regenerative-agriculture agreements, roasting powered by renewable electricity, packaging fully compostable or refillable, and a living income guaranteed to supplier cooperatives. Each endpoint condition gets a success criterion so it can be checked. Then the group turns to the honest baseline: today only a small fraction of volume (illustratively, around a tenth) is under such agreements, roasting runs on unaudited grid power, and packaging is multilayer plastic. Laid side by side, the gap is undeniable and sized per criterion. The session closes not with a plan but with the sized gap and a short list of first moves — commission a renewable-power audit, pilot one regenerative supplier relationship — and hands the derivation of the full milestone chain to a later workshop.
How it works¶
- Adopt the principle frame first — the endpoint is normative and given, not invented in the room.
- State the endpoint as observable conditions, each with a success criterion that makes it testable.
- Scan the current baseline honestly against each criterion.
- Name the gap per criterion so its size and shape are explicit.
- Surface first moves but stop short of building the full reverse chain — that hand-off is deliberate.
Tuning parameters¶
- Principle strictness — how non-negotiable the sustainability frame is versus adjustable targets. Stricter resists endpoint erosion but risks feeling impossible and losing the room.
- Endpoint concreteness — slogan versus observable conditions; finer conditions support a stronger backcast but take longer to agree.
- Baseline depth — quick self-report versus audited measurement. A deeper baseline sizes the gap accurately but costs time and can stall the session in diagnosis.
- Participant range — core team versus full value-chain stakeholders; wider builds legitimacy but slows convergence.
- Criteria breadth — how many dimensions (carbon, equity, waste, water) the endpoint must satisfy at once.
When it helps, and when it misleads¶
Its strength is forcing an honest confrontation between an aspiration and today's reality, and pinning the endpoint to principles so it cannot quietly drift toward whatever is convenient later. The Natural Step's ABCD procedure is the classic named form of exactly this move.[1] Its failure mode is vision-only backcasting: a session that produces a beautiful endpoint and an honest baseline but never gets handed to real pathway derivation, so the gap is admired rather than closed. The classic misuse is running the session for consensus warmth — "we all agree sustainability matters" — while skipping the measured baseline, so the gap stays comfortably vague. The guarding discipline is to require a measured baseline and a written first-move list before the session counts as complete, and to treat the endpoint's principles as fixed, revisiting them only deliberately and never by silent erosion.
How it implements the components¶

It does not derive the prerequisite_condition chain or place reverse_milestones — that reverse reasoning is the Reverse Milestone Planning Workshop, the sibling that takes this session's endpoint as its input — nor does it hold the near-term present_commitment ledger (Present Commitment Register).
