Synthesis Workshop¶
Group design process — instantiates Dialectical Synthesis
Guides a team through thesis, antithesis, preserved values, blind spots, synthesis generation, and action translation.
Synthesis Workshop is a time-boxed, facilitated group session that marches a team along a fixed arc from the two opposed positions to a generated new arrangement and a concrete action plan — all in one sitting, in the same room. Its distinctive output is not expression and not a test but a made thing: a synthesis proposal the group builds together, plus who-does-what-by-when to carry it out. Where a debate surfaces the poles and stops, the workshop's whole reason to exist is to keep going — to elicit what each side must not lose, generate an arrangement that preserves both, and close by translating it into owned, dated action before the group disperses.
Example¶
A mid-sized environmental nonprofit is split. One camp insists on mission purity — take no money that could compromise advocacy; the other insists on revenue pragmatism — without earned income the mission starves. The board keeps re-litigating it. The executive director runs a half-day synthesis workshop. The morning elicits, in the two camps' own words, what each is protecting: independence and moral credibility on one side, durability and reach on the other. A facilitator writes both onto the wall as non-negotiable constraints.
The afternoon is generative — structured "how might we preserve both" rounds — and it lands on a tiered-offering synthesis: keep flagship advocacy programs grant- and donation-funded and firewalled, while spinning up a separately-branded paid consulting arm whose surplus subsidizes the mission work, governed by an acceptance policy the purists help write. The session doesn't end there: it closes by naming an owner for the consulting pilot, a first client target, and a 90-day check-in. The group leaves with an arrangement and a plan, not a truce.
How it works¶
- Elicit the preserved values first. Before any solving, each side states what it must not lose; these become posted design constraints, not talking points.
- Generate, then converge. Structured ideation ("how might we honor both X and Y?") produces candidate arrangements; the group selects against the posted constraints.
- Translate on the spot. The chosen synthesis is immediately broken into owners, first steps, and dates while the people who must act are still in the room.
What distinguishes it is that it is generative and convergent in a single facilitated arc — it manufactures the synthesis and its action plan collaboratively, rather than expressing, mapping, or testing.
Tuning parameters¶
- Time-box length — a two-hour session vs. a two-day offsite; longer allows deeper generation but raises cost and fatigue.
- Divergence/convergence balance — how much time is spent generating options vs. selecting; more divergence finds bolder syntheses but risks running out of clock before action.
- Stakeholder mix in the room — who is present to elicit values and own actions; broader inclusion improves buy-in but slows the group and invites dominance.
- Action-plan bindingness — whether exits from the room are commitments or suggestions; firmer commitments convert energy into follow-through but can force premature detail.
When it helps, and when it misleads¶
Its strength is momentum: it moves a stuck team from talk to a concrete new arrangement in one sitting, exercising the capacity to hold two opposing models and build a third that is better than either — what Roger Martin calls integrative thinking.[n1] When a decision has been circling for months, a well-run workshop can land it in an afternoon.
Its failure mode is that the same room energy that produces a synthesis can manufacture a false one: a dominant voice absorbs the weaker camp's concerns under a both/and banner, or the group falls in love with a clever arrangement it never stress-tests, or the "workshop high" evaporates the next Monday. The guarding discipline is to protect the weaker side's stated values in the final design and to route the proposal to a real check — an informal red-team of the plan, or a handoff to Adversarial Collaboration — rather than treating a satisfying afternoon as proof the synthesis works.
How it implements the components¶
Synthesis Workshop fills the generate-and-operationalize middle of the archetype — the parts that turn opposed positions into a made arrangement with a plan:

It does not reframe opposed demands through an unresolved_tension into a bargained agreement between adverse parties — that's Integrative Negotiation; nor does it run the synthesis_test that would prove the arrangement holds — that's Adversarial Collaboration.
