Voice Mix Dashboard is the instrumentation layer of a polyphonic system: it turns the otherwise-invisible balance among lines into live metrics — how much each line is participating, how prominent it is, where conflict is concentrated, how coherent the whole reads, and which lines are at risk of being erased. Its defining feature is measurement, not management: it does not run the conversation, schedule turns, or judge the content — it quantifies the mix against explicit thresholds and raises a flag when a line is going dark or one line is swallowing the rest. Example¶
A civic-tech team runs an online deliberation on a housing policy using a platform like Pol.is, with thousands of participants clustering into several opinion groups. The organizers' fear is the usual one: that a few loud, well-organized voices dominate while a smaller group's distinct position quietly disappears from the emerging picture. A Voice Mix Dashboard sits on top of the deliberation and reports the mix in real time: share of contributions by group, how much each group's statements are being seen and endorsed, where the sharpest disagreements cluster, and — the alarm that matters most — a rising erasure risk score for any group whose distinct position is being crowded out of the consensus statements.
Midway through, the dashboard flags exactly that: a renter-advocacy cluster's participation is steady but its prominence in the surfaced statements is collapsing. That flag is a signal, not an action — it does not silence anyone or force a turn. It tells the facilitators to intervene (surface that cluster's statements deliberately) before the final synthesis buries a legitimate line. The dashboard tracks the balance; people and other mechanisms do the correcting. A common way to score the participation skew is an inequality measure like the Gini coefficient.[n1]
How it works¶
- Meter each line. Participation, prominence, and reach are measured per line against a stated balance target, so "who is being heard how much" becomes a number rather than an impression.
- Score the whole. A coherence indicator estimates whether the combined output reads as one intelligible thing while lines stay distinct — a reading of the mix, not just the parts.
- Watch for erasure. A dedicated risk metric tracks lines whose distinct contribution is fading from the emerging whole, and raises a flag before the line disappears.
- Signal, don't act. The dashboard's outputs are thresholds and alarms handed to facilitators or other mechanisms; it detects imbalance but leaves the correction to them.
Tuning parameters¶
- Balance target — the reference mix the dashboard measures against (equal share, weighted by stake, or contextual). The target encodes a value judgment; a wrong target produces confidently wrong alarms.
- Prominence proxy — what "being heard" is measured by (volume, endorsements, citations, reach). Each proxy captures a different facet and can be gamed if it becomes the goal.
- Erasure sensitivity — how early the erasure alarm fires. High sensitivity catches fading lines early but cries wolf; low sensitivity is calm but can miss a quiet death.
- Coherence indicator — how the whole's coherence is estimated, and how much to trust a necessarily crude proxy.
- Refresh rate — live streaming versus periodic snapshots, trading responsiveness against noise.
When it helps, and when it misleads¶
Its strength is making the mix observable: imbalance, concentration, and looming erasure that a facilitator would otherwise sense only vaguely become explicit, early, and arguable. It gives the whole system a feedback signal, so drift toward domination or fragmentation can be caught while it is still correctable.
Its failure mode is the metric becoming the target: once "prominence" or "balance" is a displayed number, lines optimize for the gauge rather than for genuine contribution, and the dashboard measures a performance of participation instead of the real thing — Goodhart's law in a deliberation.[n2] A related misuse is trusting the coherence score as a verdict when it is only a proxy, letting a green light substitute for actually reading the whole. The guarding discipline is to treat every metric as a prompt for human judgment rather than a decision, rotate or triangulate the proxies so none can be gamed cheaply, and never let the dashboard's flag automatically silence or amplify a line — it advises, it does not act.
