Evaluation Criteria Suspension During Divergence

During a protected divergent phase, deliberately defer ordinary evaluative filters so more varied options can be generated, then restore those filters through a governed convergence step.

The Diagnostic Story

Symptom: Every idea that appears in the generative session is immediately met with 'too expensive,' 'leadership will never approve,' or 'we tried that.' Brainstorming produces safe variants of the existing plan rather than genuinely different options. Participants wait for senior people to signal which direction is acceptable before contributing, and the session ends with one or two alternatives — both close to the status quo.

Pivot: Install a phase boundary between divergence and convergence: explicitly suspend selected evaluation criteria during exploration, name the guardrails that remain active, protect idea generation from critique, capture options without immediate ranking, and reintroduce criteria only through a deliberate convergence gate. The suspension is temporary and governed — criteria are deferred, not forgotten.

Resolution: The option set entering convergence is broader and includes ideas that would never have survived premature feasibility checks. Participants who previously self-censored contribute unconventional or partial proposals because the phase boundary protects them from immediate penalty. The final decision improves because it is choosing among genuinely different alternatives rather than variations on the one idea that survived the room's first instinct.
