Scenario Portfolio Planning

Prepare for multiple plausible futures by designing strategies that remain viable across divergent scenarios.

The Diagnostic Story

Symptom: Decisions are being made as if one forecast is the future, but the unresolved uncertainties could plausibly produce very different worlds — and the commitments being made now are long-lived, expensive, and hard to reverse. Stakeholders disagree about the future but are still expected to align on a plan. When surprise arrives, it looks avoidable in hindsight because the signals were always there, just not tracked.

Pivot: Construct a bounded set of plausible, strategically distinct futures rather than a single prediction. Compare what each scenario would imply for current choices. Design a portfolio of actions, held options, triggers, and commitments that remains useful across the full set rather than optimal only in the expected case.

Resolution: Strategic choices become more robust because they are evaluated against multiple plausible futures, not one forecast. The planning process surfaces tradeoffs explicitly and installs monitoring disciplines that detect which scenario is materializing. Fragility to surprise drops without requiring perfect prediction.

Reach for this when you hear…

[infrastructure investment] “We built this facility for one demand scenario and it's already obsolete — we needed to design for a range, not a number.”

[corporate strategy] “We were so committed to the base case that when the regulatory environment shifted we had no fallback — we should have kept that option alive.”

[emergency management] “You can't wait to see which disaster actually happens before you prepare — you run the scenarios now so the response plans are ready before you need them.”

Variants

Narrower or domain-specific specializations that share this archetype's core structure. Recognized variants are established; candidate variants are provisional.

Robust Strategy Portfolio · subtype · recognized

A scenario portfolio variant that emphasizes actions that remain acceptable across most or all plausible futures.

Scenario-Linked Option Triggering · temporal variant · merge review

A scenario portfolio variant that predefines signals for activating, revising, or retiring options as the future becomes clearer.

Strategic Scenario Narrative Use · communication variant · recognized

A scenario portfolio variant that uses carefully written futures narratives to help people reason through implications and choices.
