Template — instantiates Cognitive Workflow Sequencing

A fill-in document whose field order forces prerequisite questions to be answered — and a shared model to be built — before any synthesis or recommendation field.

A Guided Analysis Template is an artifact — a form or structured document — that encodes the reasoning order into the field order, so a writer working alone cannot reach the recommendation until the prerequisite questions beneath it have been answered. Its defining idea is that the document is the sequencer: there is no facilitator in the room, so the ordering of fields does the work of holding synthesis until its inputs exist. The recommendation field literally sits last and asks to be tied back to the analysis fields above it, which turns "state your conclusion and backfill a justification" into "reason forward and let the conclusion fall out."

Example

A junior credit analyst at a commercial bank must recommend approve or decline on a $2M loan to a family manufacturing business. Left to a blank page, they would write "recommend approve — strong twenty-year relationship" and assemble numbers to fit. The underwriting template forbids that path. Section 1 captures borrower and purpose as facts only. Section 2 requires the analyst to build the cash-flow model and compute the coverage ratios — a representation that must exist on the page before anything downstream. Section 3 asks for the three largest risks, drawn from Section 2's numbers. Section 4 asks for mitigants against each. Only Section 5 — the last field — asks for the recommendation and proposed terms, and its prompt requires the analyst to justify it against the ratios in Section 2. The write-up that results reasons in the order that makes the judgment sound, rather than in the order that flatters the answer the analyst started with.

How it works

  • Fields ordered by dependency. Later fields reference and build on earlier ones; the recommendation cannot be written well without the analysis above it.
  • A representation is required mid-document. A model, table, or map field must be completed before conclusion fields — a checkpoint that a usable representation exists.
  • Prompts, not blanks. Each field poses the prerequisite question explicitly, so the sequence is legible to a first-time user.
  • Synthesis placed last. Recommendation and decision fields sit at the end and cross-reference the earlier work.
  • No live owner. The artifact enforces order asynchronously, for a single writer, wherever and whenever they fill it.

Tuning parameters

  • Field granularity — a few open sections versus many specific prompts; finer prompts guide novices but risk formulaic, going-through-the-motions answers.
  • Prompt directiveness — open questions versus guided sub-questions; more direction lowers the floor and the ceiling at once.
  • Representation rigor — free text versus a required structured table or model; rigor forces real analysis but can misfit atypical cases.
  • Ordering enforcement — soft suggested order versus hard-locked fields that will not unlock until prior ones are complete.
  • Reuse versus bespoke — one template across all cases (comparability, faster review) versus tailoring per case (fit, less rigidity).

When it helps, and when it misleads

Its strength is that it makes document order carry reasoning order for solo, asynchronous work at scale — every case reasoned in the same dependency-respecting sequence, and every write-up comparable to the next. It is the natural sequencer when there is no facilitator to run a live phased process.

Its failure mode is box-ticking: writers fill fields to satisfy the form rather than to reason, a case of surrogation[n1] — optimizing the measurable proxy (a completed template) in place of the goal (sound judgment). A template rigid enough to force a shape the case does not fit invites cut-and-paste from a prior deal, and the tidy filled form can lend false confidence to shallow thinking. The guarding discipline is to write prompts that demand reasoning tied to case specifics, to audit filled templates for genuine analysis rather than completeness, and to let genuinely atypical cases break the template rather than distort to it.

  • reasoning_sequence — field order enforces the dependency chain, so later fields cannot be answered well without the earlier ones.
  • representation_checkpoint — a mandatory model or table field midway confirms a usable representation exists before any recommendation is written.

It has no live sequence owner and runs no real-time challenge or backtracking (that is Structured Review Sequence), and it does not gate a transition with pass/fail readiness criteria (Readiness Checklist).
