Onboarding Sequence¶
Staged program — instantiates Cognitive Workflow Sequencing
Stages a newcomer's role entry — vocabulary and context, then worked examples, then supervised practice, then independent responsibility — so accountability never arrives before readiness.
An Onboarding Sequence stages a person's entry into a role so that independent responsibility is the last thing granted, not the first — earned by passing through context, worked examples, and supervised practice, each gated by a mentor's read on readiness. Its defining move is withholding accountability until demonstrated capability justifies it. Unlike a curriculum that just orders concepts, an onboarding sequence attaches a live owner (a mentor or supervisor) who paces each newcomer individually and holds back the one who is not ready, and it ends in a real-world handoff of responsibility rather than in a test score.
Example¶
A new seasonal hire joins a wildland fire crew. A sink-or-swim approach would put them on a live fire line in week one, where a misjudgment endangers the whole crew. Instead the crew boss runs a staged sequence. Stage 1 — classroom: fire behavior vocabulary, terrain and fuel basics, and the Ten Standard Firefighting Orders, until the recruit can speak the language of the work. Stage 2 — shadowing: the recruit follows an experienced firefighter on low-risk mop-up, watching how decisions are actually made. Stage 3 — supervised practice: the recruit performs real tasks with a squad boss watching closely, ready to intervene. Between each stage sits a readiness gate the squad boss must sign. Stage 4 — independent line assignments: granted only after sign-off. One recruit who is strong in the classroom but hesitant under smoke is held at Stage 3 for extra supervised runs. No one carries independent responsibility on the line before their readiness has been demonstrated, not merely scheduled.
How it works¶
- Stages ordered knowledge → observation → supervised action → independent action. Each stage builds the prerequisite for the next.
- Scaffolds that fade. Close supervision, worked examples, and shadowing are supports placed where independent action would overwhelm — and they thin out stage by stage.
- Readiness gates between stages. A mentor judges readiness by demonstrated capability, not by a fixed calendar.
- A live sequence owner. The mentor paces individuals, accelerating the ready and holding back the not-yet-ready.
- Responsibility placed last. Independent accountability is deliberately the final grant.
Tuning parameters¶
- Pace basis — a fixed schedule versus mastery-paced advancement; mastery-pacing fits readiness better but complicates staffing.
- Gate strictness — a hard sign-off versus a soft check; hard gates for safety-critical roles, soft for low-stakes ones.
- Scaffold fade rate — how fast supervision withdraws; too fast overwhelms, too slow breeds dependence.
- Individualization — a common cohort ramp versus a path tailored per newcomer.
- Owner ratio — one dedicated mentor per newcomer (rich feedback, costly) versus a shared mentor across several.
When it helps, and when it misleads¶
Its strength is preventing trial-by-fire failures by giving graduated exposure: the newcomer meets each level of demand only after the prior level's prerequisites are in place, and a live owner catches the person who needs more time.
Its failure modes are two. The ramp can fail to end — perpetual probation, or scaffolds that never fade, producing a firefighter (or analyst, or nurse) who can only act under supervision. Or the gate becomes calendar-based — "ninety days means ready" — divorced from actual capability. The corrective sits in the zone of proximal development[n1]: scaffolds should target the band just beyond what the newcomer can already do alone, and then withdraw as that band moves. The classic misuse is a rigid 30/60/90-day plan applied identically to everyone regardless of demonstrated readiness. The guarding discipline is that gates test demonstrated capability and scaffolds fade on evidence, not on the clock.
