What the protocol prevented was the classic bad outcome — a signed compromise that collapses in a month because it was extracted, not agreed.

How it works

  • Detect the reversal, not just the disagreement. The trigger is movement away from agreement — hardening, re-litigation, rising personal attribution — distinct from healthy, substantive disagreement.
  • Diagnose the cause. Route through a frame: incentive conflict, issue entanglement, distrust, information asymmetry, or a party negotiating against a strong walk-away alternative. The cause selects the repair.
  • Apply the matched move. Separate issues, reframe the problem, caucus privately, introduce shared evidence, or bring in a neutral — the least coercive move that addresses the diagnosed cause.
  • Escalate or abort honestly. If repair fails, route the unresolved issue to a mediator or higher authority, or suspend the talks — never manufacture consent to silence the derailment.

Tuning parameters

  • Detection sensitivity — how quickly a rough patch is read as derailment. Sensitive facilitation intervenes early but can smother productive friction; insensitive lets hostility calcify.
  • Intervention depth — a light reframe vs. a full agenda reset and caucus. Deeper moves reset a badly derailed talk but cost momentum and can feel heavy-handed.
  • Directiveness — how strongly the facilitator steers versus letting parties find their own way. High directiveness resolves faster but risks a facilitator-imposed deal.
  • Abort threshold — how much failed repair precedes suspending or escalating. A low threshold protects people from coercive marathons; a high one keeps trying when a deal is still reachable.
  • Dissent tolerance — how much residual disagreement is accepted as a legitimate outcome rather than a failure to be corrected.

When it helps, and when it misleads

Its strength is catching a talk that is degrading — not merely hard — and repairing the process before positions calcify into an impasse, while protecting the thing mechanical correctors ignore: a party's legitimate right to disagree and to walk to its BATNA.[n1] Diagnosing cause before acting keeps the facilitator from applying a caucus to what is really an incentive problem.

Its failure mode is the dark side of "correction" in a social system: suppressed dissent. A protocol tuned to make the divergence signal disappear can slide into pressure to conform — declaring consensus, isolating the holdout, reframing until objection sounds like obstruction — producing a false agreement that hides unresolved conflict rather than resolving it.
