The Diagnostic Story

Symptom: People succeed during demonstrations, guided walkthroughs, or assisted sessions, but fail when asked to act independently. Checklists, prompts, and coaching cues introduced as temporary aids have been in place long after they were supposed to build the underlying capability, and managers mistake scaffolded completion for actual competence. When support is eventually removed — usually suddenly — there is failure, anxiety, and rework.

Pivot: Match a temporary scaffold to a specific capability barrier, use it during guided performance, progressively remove or thin the scaffold as performance stabilizes, and test whether the capability survives without support and transfers to related contexts.

Resolution: The target capability develops because the scaffold makes practice at the right difficulty level possible, and then fades before the performer becomes dependent on it. Independent performance can be verified without the scaffold, and the distinction between supported completion and genuine competence becomes clear.

What this problem means

The structural problem is a three-way tension between failure, help, and dependence. If no support is provided, the learner may fail before useful learning can occur. If support is too strong, the scaffold does the real work. If support stays too long, the system confuses scaffolded completion with actual competence.

This problem often appears as successful performance during training or guided walkthroughs followed by poor performance once prompts, templates, or coaching disappear. It also appears when organizations keep adding job aids and review layers but never ask whether responsibility has moved to the learner.

  • Prompt or Hint: Unsticks the learner with a next-step cue, then dims the cue's explicitness and frequency until the moment of impasse is handled alone.
  • Checklist or Job Aid: Externalizes a task's sequence and criteria onto a consultable list, then shrinks it to exception-only as the steps are internalized.
  • Template or Partial Solution: Supplies a pre-built structural skeleton the learner fills in, emptied of more of its form each round until they can build the structure unaided in a new context.
