Acceptability Window Map¶
Artifact — instantiates Discourse Window Recalibration
A visual or tabular map of positions inside, near, and outside the current discourse window, annotated with social costs and venue constraints.
An Acceptability Window Map is a still snapshot of a discourse's terrain: it lays out the candidate positions on an issue, sorts them into bands by how safely they can be said, marks which ones sit just inside or just outside the current boundary, and annotates what each costs whom to voice, and in which room. Its whole reason to exist is to turn a felt, invisible taboo into a shared object a group can point at. It is cartography, not commentary — it records where positions sit and what they cost, but it does not argue for moving any of them, log the objections raised against them, or track whether the boundary is shifting over time. That restraint is what makes it THIS mechanism: a map of terrain, not a monitor of traffic and not a record of the debate.
Example¶
A regional logistics company knows, privately and universally, that its aging western depot is bleeding money — but no manager will say "close the western depot" in a meeting, because two hundred jobs and a founder's hometown loyalty ride on it. A facilitator builds an Acceptability Window Map before any decision is attempted. She lists every position on the table, from "the depot is fine" through "consolidate its low-volume routes" to "close it entirely" and "close it and relocate the whole hub." She sorts them into three bands — safely sayable, conditionally sayable, socially punished — and marks adjacency: which sayable position sits one step from an unsayable one.
Then she annotates cost by speaker and by room. "Close the depot" is career-punishing for a floor supervisor in the all-hands, merely awkward for a VP in the closed strategy offsite, and nearly free for the outside consultant anywhere. The finished map makes two things visible that everyone half-knew: that "consolidate low-volume routes" is a bordering, already-sayable position one step from the taboo, and that the offsite is the only venue where the harder position can currently be named at all. That single artifact reframes the problem from "how do we say the unsayable" to "which adjacent step, in which room, moves us one band."
How it works¶
The map is built in three passes, kept deliberately descriptive:
- Enumerate the positions. List the full spread on the issue, including the ones nobody says aloud, phrased as neutral propositions rather than as recommendations.
- Band and mark adjacency. Sort positions into discussability bands (safely sayable / conditionally sayable / privately held / punished) and flag which bordering positions sit one band apart, since window movement is almost always local rather than a leap.
- Overlay cost and venue. For each position, record who pays what to say it — reputational, relational, sanction, safety cost — and note the venues or carriers that change the answer, because a position punished in public can be free in a closed room.
The output is a single legible artifact — a grid, a heat-shaded diagram, a banded list — whose cells are actor-specific and venue-conditional. It is dated, because it is a snapshot of a moving thing.
Tuning parameters¶
- Banding granularity — three coarse bands or a fine gradient. Finer bands catch small adjacencies but invite false precision about where a fuzzy boundary "really" is.
- Actor resolution — one generic speaker or several named personas (junior, senior, outsider, affected resident). More personas expose elite-versus-exposed asymmetries but multiply the cells to fill.
- Venue conditioning — whether cost is mapped per venue or averaged. Per-venue mapping reveals that the boundary is really several boundaries, at the cost of a busier artifact.
- Adjacency metric — what counts as "one step": rhetorical distance, evidential distance, or identity distance. The choice quietly decides which move looks reachable next.
- Refresh cadence — a one-time snapshot or a living map re-drawn as the window moves. A living map stays true but risks being read as itself endorsing the drift it records.
When it helps, and when it misleads¶
Its strength is making a diffuse social boundary into something a group can examine together instead of tiptoe around, and in surfacing the nearest sayable step so movement can be bounded rather than shocking. The artifact draws directly on the idea of an Overton window — the band of positions currently within mainstream acceptability — and gives that abstraction concrete, actor-specific coordinates.[n1]
Its failure mode is reification: a crisp map can make a fuzzy, contested boundary look more fixed and objective than it is, and the mapmaker's own vantage silently distorts what appears "adjacent" or "extreme." The classic misuse is treating the map as a plan — reading "this position is one band out" as "therefore we should move it there," when the artifact is silent on whether the window should move at all. The guarding discipline is to date the map, mark low-confidence cells as uncertain, and keep its language descriptive; the decision to move belongs to other mechanisms, not to the cartographer.

This map records the terrain but not the traffic on it: it does not implement the dissent_and_counterframe_channel or affected_party_review_forum that keep live objections and affected-party voices visible — that is its artifact twin, Counterframe Register. Nor does it stage any movement (graduated_exposure_ladder); it only shows where movement could go.
